#TEAMS365 #2104 – Flashback Friday – Empathy and Connection in Remote Teams

This week’s Flashback Friday takes us back to a 2015 post I entitled “Empathy and Connection in Virtual Teams”. Emotional Intelligence skills such as relationship building, influence and fostering trust and connection become even more important in today’s remote and virtual teams. I thought it would be useful to revisit this post to get you thinking about what you are doing and what you could expand upon.

Here’s what I wrote in Teams365 #1533:

One of the skills which is important to develop in the virtual world today is empathy. One of the challenges is that we don't get to see beyond the screen.  What are some ways we can be building more empathy and understanding with other virtual team members?

​What comes to mind in terms of ways you can boost more connection and understanding amongst team members?

​Empathy is a skill set critical for teamwork and leadership. In fact, I probably could do a series of posts on this topic.  In today's post, I want to zoom into the question of "what are some practical ways to build more empathy across virtual teams, while also boosting connection?".

​As virtual teams, here are some ways we can build our skills in empathy while building connection:

​1. Provide opportunities for team members to get to know each other - online and offline. While some virtual teams will never meet, building in time for "getting to know" each other is critical. This could entail dedicating some time to sharing "what's outside your window" or “on your desk" as I describe in Chapter 7 of my new book Effective Virtual Conversations.

​2. Create formal learning partnerships with others on the team. Many virtual teams benefit from having peer partners to meet with on a regular basis. This helps us to learn more about each other, what projects we are working on. As we listen and learn more trust, connection and understanding is created.

​3. Be present and listen. We continue to see how important the ability to focus on virtual conversations is. Nothing will destroy trust and connection faster than hearing another person on the end of the phone or typing away at an email while you are speaking together. What will it take to be present, focus, and deeply listen in your virtual conversations?

​4. Listen for the deeper layers - typically in listening we may be staying at the surface. Hearing with one ear and thinking about what we are going to say back to the other person. In the deeper listening needed by virtual teams today, listen to what the person is saying. Notice the pace, pitch of the conversation. Notice what is the emotion behind the words? What is being said? 
​
​5. Take time to share more about your world, your work, your priorities. An important part of empathy is understanding. It's a two-way street - being open to share, and being receptive to listening. how much are you sharing about your world, your work and your priorities?

​There are multiple ways be can be focusing on the skills of empathy as we build connection on teams. What are some approaches you as a team want to focus on?

#TEAMS365 #2102: Remote Work Pathways

One of my summer projects involved spending a weekend participating in a writing marathon with 39 other writers. In addition to being an inspirational burst of writing time for me, it was for a great cause – adult literacy in my local community.

During my weekend of writing I focused on a new manuscript which explores the varied pathways different remote and virtual workers find themselves working across.

As an increasing number of people find themselves working in the remote space, we find that many different people are attracted to the work.

From start-ups, to remote workers attached to organizations, from those who want to Work From Home (WFH) to digital natives who want to Work From Anywhere.

There are many different pathways which bring us to, and along, the remote work landscape. Let’s look at some of the various pathways. Across the landscape of virtual today we find:
  • Fully virtual businesses with no physical hub – Consider organizations like Zapier, Buffer and Articulate. Look at Zapier’s article highlighting different companies that are remote.
  • Digital Nomads who work from anywhere. Marketing specialists, writers and other freelancers can embrace the freedom of the “road” and sky as they continue work while travelling. WFA – Work From Anywhere is becoming the GO TO phrase for those who work anywhere.
  • WFH - Those who work from home, from customer service, to global team members, to freelancers. Working from home provides unique challenges as well as opportunities.
  • Remote Solopreneurs - From graphic designers to coaches, many solopreneurs opt to establish a virtual business.
  • Remote workers for larger companies - Whether they work remote once a week or every day, many companies are looking to provide the flexibility and convenience of remote work. It also can offset the footprint costs of large office space in big cities.
  • Virtual Team leaders who work with team members across a region or country.
These are just some of the remote workers we see in today's virtual ecosystem. I'll be exploring the adventures and backstory to many of these in an upcoming podcast series I'll be hosting with my colleague Michelle Mullins.

What are the things you enjoy?

Benefits of remote work can include:
  • Flexibility to work when and where you want
  • Greater autonomy
  • Fewer distractions
  • Reduced commute time
  • Smaller ecological footprint (yes, flying and driving and commuting does add up very quickly)

As I shared last month, there can be a number of pitfalls to remote work as well (LINK TO PITFALLS article) including unclear boundaries between work and the rest of your life, the challenge of matrix relationships, and the sense of isolation many remote workers feel.

#TEAMS365 #2094 – Remote Working Myth: I Can Work Around the Clock

As we consider this month’s focus around remote work, we get to explore another myth of remote work. One of the fallacies of remote work is thinking that “I can be on all the time”.  As a remote worker it can be very important to set boundaries around when you, and others on the team, are available. While days with long hours of work may be a “one off”, they should not become the norm. It’s important to remember that remote workers are typically governed by the work context in which they reside, where different employment standards may exist.

Several organizations I have worked for as a former remote director and leader established core working hours. These were hours that everyone across the organization had to make themselves available for.

Questions to consider:
  • What are the hours of work everyone should be available for – even a few days a week?
  • What boundaries are important for team members to consider?
  • What are the elements which are important to note?
  • What will help people on the team renew?
  • What will support that sharing of information “around the clock”?

#TEAMS365 #2066 – Setting Yourself up for Remote Work Success This Fall: 4 Things Organizations Can Do

A tipping point around remote work seems to be starting to occur - with more and more organizations realizing that a key part of the talent equation is more flexible working arrangements. With large and small companies embracing remote work arrangements, we are seeing very compelling research and data around how remote work can support employee engagement and productivity. Read about what Craig Thornton of Telus shared recently about how remote work benefits both employer and employee.

This was a focus of my 2017 writing in my book Effective Virtual Conversations and continues to be a significant part of the work I am focusing on with teams and organizations today.

As someone who has supported remote workers and teams for several decades now, it’s great to see the tide turn again back to putting the flexibility in workers’ hands.

Today’s post and tomorrow’s post will explore what organizations and teams will want to do in setting themselves up for remote work success this fall.
Today’s post looks at it from the macro, organizational level. Tomorrow’s post will look at it from the employee’s perspective.
​
Four things organizations will want to ensure they do are:

1. Specify expectations around work output and quality – What gets measured in any work space should be the work output. Unfortunately, what often gets equated with success is how much time goes into making something happen. In the remote space, the success unit is OUTPUT.

Therefore, consider questions such as: What will success look like with work output for each employee? What are the expectations in terms of work, use of materials, security etc.

2. 
Provide connection with the office and other team members. Collaboration is just as important – and sometimes even more so – in the remote space. Be sure to spend time focusing in on orienting people across the organization and provide virtual events so people can get together. Invest in remote team development.How are you connecting people formally and informally?

Beyond meetings, are there virtual events people can join – lunch and learns; co-working opportunities etc?

3. Adopt the mantra that “out of sight does not mean out of mind”. One of the pitfalls to the transition to a remote work environment is that people can feel that they are not connected. Out of sight does not mean out of mind. Look at how you communicate and value connection and teamwork. Think about how communication and meetings can become more intentional and focused. Think about how you are bringing people together and connecting them with the communication which is needed.

4. Provide the tools and resources to make this happen – The transition to working remote arrangements takes time. It also requires a mind shift in many instances. What tools and resources are needed? What changes in the way you work is required?

#TEAMS365 #2048 – Flashback Friday: Articulating Your Virtual Team Culture

One of the themes this week has been about building team culture in your remote or virtual team. As part of this week’s FlashBack Friday, let’s look back to a post from this March.

Here’s what I wrote in March:
 
Yesterday’s Teams365 post #1905 focused on virtual team culture. Be sure to check it out if you haven't done so.

Today I wanted to explore three different ways you might support your team in identifying their own virtual team culture.

As a reminder, team culture usually points to three things - who we are, how do we do things and what is important to us.

Here’s a quick listing of different activities you might consider incorporating:

Who we are:
Virtual teams which excel know each other. They have strong relationships across the team, which allows them to call on others, and “have each others’ backs”. To strengthen your connection, consider these activities:

Have the team create a list of words/adjectives which describe who you are. Shape these into a word cloud which can be visible to the team.
Discuss the question “Who are we when we are at our best?”. Again, use the words to create a graphic about who you are.

At your next team meeting, have each person share one thing others may not know about them.

At your next team meeting, have each person share something that is unique to their location (this works especially well if you have a global team).

In your next meeting, share your screen which includes a variety of photos or icons. Have each person select the photo or icon which represents what they bring to the team.

How we do things:
Each team will have its own unique practices and ways of doing things. This will vary from team to team. Spending time discussing how you do things, and what the expectations are, creates clarity and builds trust, boosting both performance and results.

To explore this topic further consider:
Discussing “how we do things” (communicate, make decisions, work across differences, address conflict) can be a series of different discussions and activities. It might include a Rules of the Road which everyone has signed off on.

What makes you unique and distinct in terms of how you do things?

Another tool is to look at the IS/IS NOT table. This can include it is, it is not…
 
What is important to us:
Clarity around priorities and goals for the entire team helps with alignment, prioritization and decision making. Spending time on a regular basis discussing what is important to us may also involve:

A list visible to the entire team (ie. Think Intranet or other post on)
  • Top 5 Goals for the month
  • Top 5 Priorities for the week
  • Top 5 Priorities for the quarter
  • Enshrining your Team Agreements or Ways of Working into something that is visible. Some teams have enshrined this into a plaque, a screen saver or other.

This week’s Team Building Tip gets your team to consider the question – “What is taboo?”.

Once teams feel safe to put issues on the table, and that they will not face any retribution for speaking their mind, getting the team to identify what is TABOO or off-limits can be key to moving a team forward. It is important to look into the dusty corners, and shine the light on the things that don’t want to be seen or discussed. This is particularly important when the pace of business speeds up, and things become more urgent. It’s the things that are taboo that can grow in size or come out of nowhere, taking a team down.

What are the things that are TABOO for you and your team to:
  • Discuss
  • Do
  • Put into Practice

#TEAMS365 #1978 – May Month End Review: Teamwork in Uncertainty

As we step into the end of May, I thought it would be useful to reach back to one of the posts from last May on Prioritization.

One of the most disruptive things about disruption is the impact on our focus. Prioritization becomes a key skill set to cultivate.

Here’s what I wrote last May about leading in complexity -

“Prioritization is a skill set we draw upon regularly in times of complexity. Prioritization allows all team members to regularly scan and manage their workload.

Key to prioritization is:
  • Having the tools to prioritize
  • Feeling empowered to make decisions and take responsibility for managing workload
  • Understanding what is most important – to the different players of the team, as well as the different time frames you are working on (short term, medium term)
In past Teams365 posts I’ve explored a range of prioritization skills including the Urgent/Important Matrix (we often attribute to Covey), as well as a Decision Matrix where we weigh what’s important in making our decisions.

The issue of prioritization takes on increased importance when we are working as part of a matrix or remote team. In these instances, our priorities may be varied and not as visible to ourselves and others. What is important for you to note around prioritization?

As virtual and remote team leaders, having a wealth of skills and experiences to draw on can be invaluable.  Given the need to lead across distance and ever-changing contexts it can be useful to have a broad base of skills to draw up on. Many of us are Jacks or Jills of all trades. The ability to lead confidently in uncertainty and across issues we are often unfamiliar with is key. Our ability to empower our team members to take the lead and advise on issues is also critical.

I also wanted to remind you of some of the more common mistakes new and experienced virtual and remote team leaders make:

Today’s post explores common mistakes virtual and remote team leaders can make. In this post we are going to look at five different ones.
  1. Not enough 1-1's – As I have said many times, being out of sight is not the same as being out of mind. Not spending enough time in one-on-ones can be detrimental to the levels of trust team members feel, the connection they feel with others, which will have an impact on levels of engagement. What is an appropriate frequency of meeting time with team members? What does it look like – phone calls, video streaming, onsite visits, or bringing staff into the office regularly?
  2. Not learning on your feet – Part of being an effective virtual and remote team leader is your ability to be shifting, learning and adapting. Given that there is much less levels of control and greater span, the ability to learn on your feet and expecting this rather than feeling you will have all the answers, can make a big difference with team members.
  3. Not being clear with goals – Goals can be a little different with virtual and remote teams. Whether people are matrixed and reporting into different areas, or whether goals can become competitive, providing opportunities to be clear with goals is important.
  4. Not helping people connect with the bigger picture – Because virtual and remote team members are working with different levels of autonomy and independently, helping team members connect with the bigger picture is essential. This could include helping them understand more about corporate and departmental goals, giving them more access to strategic or corporate plans, and making goals and achievements more visible. Making goals more visible might include making the reporting structures more shared and visually appealing, or mapping out team goals on a weekly basis or other.
  5. Not providing team members with the necessary responsibility and authority – A final mistake virtual and remote team leaders can make is not providing the necessary responsibility and authority to their team members so they can make the decisions they need to autonomously.
