Teams 365 #90: Delegation Tips

Delegation is critical for team success, yet a lot of team leaders are not confident with handing things over. A framework I share with new team leaders around delegation is the 5 W model. Here's what I wrote about it over at my BizToolkit blog late last year:


"In starting to think about delegation and what we can delegate, we can apply the 5 Ws to Delegation:

What - What do you want to delegate? What are the specifics? What resources do they need to complete this?
Who - Who will you delegate to? Do they have the skills required? What support do they need along the way?
When - What are the major milestones along the way? How will you check in, and when?
Why - Why is this task important? Have you communicated the big picture?
Where - Where does the work need to take place?
How - What are the steps/actions required? How will it be measured? How will you all know it has been successful?

A lot of leaders fall into the trap of either not delegating and doing it all themselves. What is the cost of this? On the flipside, some leaders may over delegate, wondering why things are not done right. Often the questions flowing out of the 5 Ws have not been taken into account. Perhaps the person does not have the skills or resources to do the work, or maybe the authority to make it happen. Perhaps they've gotten things done, but there have been no checkpoints, so the actions taken really weren't the ones needed.

Coaching Questions:

What do you want to delegate?
Why is it important?
How will you communicate this to your staff?
When will you check in?

Five Ways to Keep Your Meetings on Track

Meetings are a huge time-consumer in today's workforce. What is the state of your meetings? How efficient are they? Today's blog post includes five ways to keep your meetings on track, so you can avoid what Patrick Lencioni describes as "Death by Meeting" syndrome.

Some key tips to keep in mind are:
1. Assign a  meeting facilitator. Facilitation comes from the Latin word "facilis" or to make easy. The facilitators role is to keep an eye on the process. As the facilitator, the focus is on:
  •  starting and ending the meeting on time, 
  • keeping the flow moving, 
  • summarizing and capturing key discussion points,
  • identifying issues which may need to be shifted to other events (use of a parking lot)
  • summarizing key action steps
It can be very useful to have a rotational facilitator role if meetings are held regularly with the same group. This supports capacity and skill development, and also recognizes that the facilitator's power is rlated to that role, not the role people usually inhabit. Who will be the "facilitator" for your next meeting? How will this be rotated?

2.  Have an agenda, and assign timelines to it. Does each meeting have an agenda, which has been circulated before the meeting to ensure that nothing else needs to be added? Putting time-frames on each item, and sticking to them, helps to manage time, as well as identify issues which may need to be carried into other venues. What does the agenda for your next meeting look like? How much time will it take?

3. Ensure who you need is at the table. A common challenge in effective meetings is not having who you need at the table. This may be someone who has specific information, background on  a topic, or authority to sign off/give approval. Who needs to be at your meeting, based on the agenda?

4. Confirm Action Steps and Responsibilities - A common pitfall is that action steps, and who is responsible for moving things forward, is lost in the dialogue. Key action steps, and those who will take responsibility for making sure they are done, should be summarized at the end of each meeting. What are the major next steps? Who will be responsible for them?

5. Circle Back to Make sure Actions are being Actioned. What is the status of the action steps? How are they being moved forward immediately, and in the longer term. Who needs to know? Who is accountable? Action Plans are only as good as they are tracked and followed. What will support the implementation of decisions, and the reporting out of these actions?

As you consider your upcoming meetings, in which context might you be able to incorporate some of these ideas?

Yesterday we explored the strategic planning tool of the SWOT. Today we are going to look at a second strategic planning tool which  you may want to bring into your discussions with your team.

The Strategic Issues Mapping Tool can be useful in facilitating, and mapping, key issues facing the team/organization at a number of levels - short term, medium term, long term or geographic - local, national, international. Each circle can be labelled with an appropriate label. Have team members brainstorm the factors facing the team at each one of these levels.

It is likely that you will have a wide number of issues at each level. In order to work with them, you will also want to prioritize them and/or identify which ones you can control.

Questions to Consider:
Are there issues here that can be added to the SWOT?
Are there things from the SWOT which should be added to the Strategic Issues Map?
How could this tool be useful in your work and/or planning?
When will you build in time to address the issues?

Teams 365 #84: Strategic Planning Tool - SWOT

As a former team leader myself, I was often tasked with leading the strategic planning for our team and/or department. We didn't always have money to bring in an external facilitator.

Over the next couple of days I want to share with you two strategic planning tools I found invaluable with my work. Today, we will look at the first took - the SWOT.

The first time I saw the SWOT was 1992 and it was part of a board and organizational retreat for an organization I worked for. We were tasked with developing the strategic plan for the next 5 years of the business and the SWOT was introduced as an important part of the process of getting clear on both the internal context of the organization, as well as the external context.

The SWOT is a foundational strategic planning tool and can be used at an offsite, or even in the context of a team meeting. At the top we have two quadrants - S for Strengths (those internal skills, strengths and talents which exist in the team or organization), and W  for Weaknesses (those internal weak areas which might get the team, or organization, into trouble).

If you are considering using this as a tool, have the group (or a subset of the group) brainstorm and list out the internal Strengths and Weaknesses of the team.

The bottom part of the matrix gets you to list, and explore, the EXTERNAL environment- those being the Opportunities (O) - external factors which are working in favor  and T - Threats - internal factors which might derail the business or team.

Again, have the team identify things in the external environment which may be opportunities (new collaborations, new client bases, technology) or Threats (New taxes etc),

Conversations and activities form the basis of any retreat program. In determining what the best blend will be between activities and conversation, and the activities themselves, ask yourself the following. What do we need to do to:
Build relationships
Focus on results
Create a plan
Look at context (business, industry, geography, etc)
Have fun
Take back to the office

Teams 365 #81: Last Minute Retreat Checklist

For the last few days we have been looking at retreat preparations. For those organizing retreats there can be nothing more frustrating that forgetting to pack one item for the retreat.

Today's post is a quick reminder of some of the last minute items you will want to run through to make sure are packed or available BEFORE you leave the office:

1. Materials - Is everything you need printed? Do you have instructions printed for any additional activities you may be running?
If you are providing things soft-copy/electronically, do you have enough USB keys to distribute?
Do you have an extra set of materials, just in case?
Enough markers, post its, masking tape?
If using a projector and PowerPoint, have you packed extra batteries?

2. Cords - Do you have all the cords you need? Do the cords really match the materials you are bringing?

3. Food sensitivities - have you checked on, and communicated, all food sensitivities?

4. Resend venue directions

5. Resend a reminder of the start and end times. Also, is breakfast being provided?

These are some of the core reminder areas when you are moving to an offsite. What else do you need to consider?
