TEAMS365 #2508 – Routines and Decision Fatigue

How are routines helping you make decisions? What are you simplifying in your work from home experience so that things are becoming routine and don’t need to take as much energy?

There have been several studies which have explored the role of routine in creative and high performance in leadership. Consider Steve Jobs who wore the same clothing each day. Consider others who eat similar meals.

Making decisions takes energy, and especially in times of complexity, making things simpler (see Monday’s Effective Virtual Conversations tip), can be a key strategy for flow and ease.

What are the things you might create a routine around? Consider these elements:
  • How you structure meetings or rote tasks
  • Meals
  • What you wear
  • Your daily routine
 
There is also a cost of not making decisions. Consider what happens when you “sit on the fence” rather than trusting your journey down a particular path.

Today, consider what you can create more routine around.

TEAMS365 #2451 –- 8 Layers of Remote Work – Part 1

The remote workspace is varied, and we don’t always see the context of our colleagues. For any of you who have a copy of my remote working whitepaper, you will know that in it I explore the 7 Enablers of Remote Work. You can read more about these 7 essential elements here.

Recently I have started sharing more about the layered nuances of remote work. Some of these are skills, some components that are standalone.

In today’s article I wanted to dig deeper into the 8 Layers of Remote Work, which interestingly turn out to be the 8 Ds.

Let’s look at each one of them in turn:
  1. Digital
  2. Decisions
  3. Delegation
  4. Distractions
  5. Design
  6. Dialogue
  7. Do
  8. Depth

The digital economy has existed for several decades, having been jettisoned into exponential growth this year as part of the 2020 pandemic. I recently came across an old edition of a book by Dan Tapscott who wrote the book Digital Economy back in 1995. I’m thinking I must have picked up the copy when I was a grad student. In one of next week’s blog posts, I’ll be going into the 12 hallmarks of a digital economy. The digital space is one of the important layers which is impacting business, teamwork and leadership. Whether all work is virtual, or some components have reverted to face-to-face, how are things different than at the start of the year (or decade)?

Decisions are the second layer of remote work. There is a cost to making decisions, and as we discussed earlier this week in the September Remote Pathways podcast community call (link to https://youtu.be/Fb_FQdR3Ifk ), decisions are a critical part of getting things done in the remote space. Given that we usually don’t operate in isolation, making decisions remotely may take more time.

Another significant shift that we’ve been seeing happen is people’s comfort in making decisions without having as full, or complete, information as they might have had in a face-to-face context.

Delegation is another critical component of remote work. The nuance with remote work is that we may need to be more proactive in delegating and may need to be more strategic in getting people to focus. Distractions is another key layer of remote work. In fact, distractions have the potential to really derail professionals of all kinds in the remote space, particularly if our motivation levels are low, or we are not motivated. #TEAMS365 #2062 – Flashback Friday: Productivity Tips to Amp Up Your Meetings

This weeks’ Flashback Friday brings us back the January Productivity Tips. Series. During the first 19 days of the year I covered 19 different areas for boosting your productivity. Given that many of us will be stepping into what’s commonly known as “the second new year” or the back to school time of year, it might be useful to take a look at the 19 Productivity Tips for 2019.

In addition to posting these as blog posts, I also created two related resources:

As a reminder, here’s what I wrote in the 9th of the 19 tips around amping up your meetings. 

Tip #9 – 8 Essential Meeting Questions
 
"The majority of meetings should be discussions that lead to decisions." -Patrick Lencioni

We can spend upwards of 40% of our time in meetings. Spending time to get focused on what make meetings work well can mean the difference between things getting done and decisions made, versus a sense that things were not working well.

In Effective Virtual Conversations, I shared 8 Essential Meeting Questions to ask at the start or end of any meeting. These include:
1.      What’s the purpose?
2.      What takeaways do we want?
3.      Who needs to be on the call?
4.      What preparation is needed for us to be most effective in the meeting?
5.      What pace to do we want in order to keep it engaging?
6.      What will help keep the focus?
7.     What’s absolutely essential? (What’s essential, versus what will be nice to cover? If you can’t cover it, where can people go for more information around topics?)
8.      What follow up might be required?

Meetings don’t have to be an ineffective use of time. In fact, a verbal meeting or call (face to face, or one held virtually) can replace a series of less effective emails. 

Activity:
Consider the upcoming meetings you have. Work through the 8 Essential Meeting Questions. Note any changes you want to make.
·        What is working well about the meetings you hold?
·        Who do you need to be meeting more frequently with?
·        What meetings need to be retooled?
·        What follow-up would be more effective?
·        Are you always clear on next steps?
·        What meetings do you need to say NO to?

Track how much time you are spending in meetings on a regular basis. What changes would you like to make?

Conversation Sparkers:
·        What changes do you want to make to your upcoming meeting?
·        What changes do you want to ask your meeting participants to make?
·        What is your commitment to making meetings more effective this year?

As we step into the end of May, I thought it would be useful to reach back to one of the posts from last May on Prioritization.

One of the most disruptive things about disruption is the impact on our focus. Prioritization becomes a key skill set to cultivate.

Here’s what I wrote last May about leading in complexity -

“Prioritization is a skill set we draw upon regularly in times of complexity. Prioritization allows all team members to regularly scan and manage their workload.

Key to prioritization is:
  • Having the tools to prioritize
  • Feeling empowered to make decisions and take responsibility for managing workload
  • Understanding what is most important – to the different players of the team, as well as the different time frames you are working on (short term, medium term)
In past Teams365 posts I’ve explored a range of prioritization skills including the Urgent/Important Matrix (we often attribute to Covey), as well as a Decision Matrix where we weigh what’s important in making our decisions.

In my books PlanDoTrack and the Coaching Business Builder I share four prioritization tools I use regularly with my clients and teams including the Urgent/Important Matrix and Strategic Issues Mapping.

The issue of prioritization takes on increased importance when we are working as part of a matrix or remote team. In these instances, our priorities may be varied and not as visible to ourselves and others. What is important for you to note around prioritization?

This week’s Team Building Tip gets you thinking “outside of the box”. Challenges and opportunities exist all the time. What are the solutions which could be activated around your most pressing business challenge?

One of the frameworks I like to share with teams I work with is the Six Thinking Hats from DeBono. Read more about this topic here.

With the Six Thinking Hats we are encouraged to look at issues from a variety of perspectives –
  • what’s possible,
  • what new ideas can we generate,
  • what are the benefits of the approaches,
  • what caution do we need to heed,
  • what are the facts and
  • what might get in the way.

#TEAMS365 #1969 – Teamwork in Uncertainty – Comfort With The Unknown

​Today’s blog post gets us thinking about values. Values serve as anchors or a compass, leading the way or anchoring us when we need to make decisions, prioritize and focus.
​
In an uncertain context, being clear about our behaviors as a team is critical. As we go to explore our values, we may first want to consider what our values are individually. To do this, we might explore the following questions:
  • What is important to me?
  • What are the things I will take a stand for?
  • What’s absolutely essential to have in my work/life?
  • What makes me angry/happy/at ease?
 
All of these questions will usually point to a value which is important.
​
Underneath the words of a value are the behaviors. What do the values look like in action? If I were to take my phone into the workplace and record behaviors, what would I see?

As a team, and especially a remote team, having a focus on values can help during periods of uncertainty. Even though the context may change, hopefully our values are not changing in the arena.

As a team, this week consider what your top 3 operating values are this year. What are you committed to, no matter what? Behaviorally, what do these values look like in action?

#2 – I also wanted to share another post from the vault here at the Teams365 blog. Given our focus this month on Teamwork in uncertainty, you’ll also want to think about how prioritization can be a skill cultivated with all team members. Whether the team is working remote or in person, when things are changing quickly being able to prioritize work and ask questions to others to prioritize is also a key skill.
