For many years, I have shared the research with teams that they excel when they focus on both relationships and results. The same holds true for remote teams as well.

This week’s Effective Virtual Conversations Tip gets you thinking about what you are doing to help remote teams explore both their results and relationships.

A focus on results can include:
  • Their goals
  • Their vision
  • Clarity around communication, tasks and focus
  • How we measure success
  • Leadership
  • Roles
 
Relationship focus may explore:
  • How much we know and trust each other
  • Understanding our connections
  • Understanding what our styles, and preferences are
  • How we work across differences, conflict and difficult issues

​What are the things you need to focus on as a team?

In the remote space, taking time to build out the relationship focus is essential. We want to make sure that we are exploring who we are, what our strengths are, how we prefer to work, what helps and what hinders our work. No person is an island in any work context today. What opportunities are you creating to ensure that there is a focus on relationships in the team?

Could there be a component that you build into your next team meeting that focuses on having people share what they are working on and/or a little about their work. You might even consider undertaking some work around strengths or other areas.

What are the things you want to focus in around as a team right now?

TEAMS365 #2165 –  Four areas of Team Focus for 2020

This year teams of all kinds have been finding micro-windows for conversation. The business context is not slowing down, change is ever present, and teams are needing to manage uncertainty. When we have a context like this, it can be really important to zoom into connecting with our bigger picture, and also focus on prioritization and systems.

As a team, it may be useful to invest time focusing on revisiting or discussing:

#1 - Our Ways of Working/Team Agreements: What are the norms and ways we work together? What’s acceptable? What’s not?

A reminder that much of the recent research, including Google’s project Aristotle, has validated what many of us as team practitioners have been doing for years – helping teams articulate HOW they want to operate. What’s acceptable and what’s not on a team?

#2 – Our Vision: Vision helps us move through the ups and downs of business. When things are changing at the micro-level, our vision may become more static, and can act as a guidepost. What are you doing to revisit your vision? How aligned is everyone around the vision? Does everyone see how they fit into the vision and how they contribute? Note that the time window around vision may be shorter than it was – rather than focusing on a 10-year window it may be 36-month vision.

spending a few minutes as a team at year end to reconnect around what your vision is for the upcoming year can be a valuable exercise.

I wrote more extended posts around working with vision back in 2015, and here are some of the questions I included at that time for discussion as a team in Teams365 #366. Here are some of those questions I included at the time:

Before you get back to work for the year, spend a few minutes reflecting on these key questions for your 2015 goals:

  • What are your key goals for the next year - personally? As a team?
  • On a scale of 1-10, how easy are these goals? Which ones are going to be the most stretch?
  • What will keep these goals at the forefront for you this year?
  • How do you want to track them? What are key milestones along the way?
  • What do you need in order to achieve them (people, resources, finances etc)?
  • What are you committed to achieving this next year, no matter what?
  • How do your individual, team and organizational goals align?
  • Who will you be accountable to?
  • How will you celebrate them along the way?

Take time to write these down in  a place you can refer back to. When you get back to work, share and discuss these with your team members, those you collaborate with, and other stakeholders.

#3 - Systems and Processes become important given that we may need to shift our role even more. When we leave a role often our knowledge leaves with us. Savvy leaders know the importance systems and process play in helping to build on the learning that people bring. Even if they are moved to a new project, good systems and processes will help capture the learning.

#4 – Relationships. As I write in my latest work around Remote Pathways, “no person is an island”. Relationships play a critical role for team members, especially in the remote space. Remote does not equal disconnected. What are you doing to bring people together regularly to build trust and connection?  With low levels of trust, it’s likely that people will not be willing to bring their best self to work. With low levels of trust, it’s unlikely that the big issues will be surfaced. When people do not feel connected, it’s also unlikely that the real issues get surfaced. We want to make sure we help team members, especially remote team members, see their connections with each other.

This week’s Effective Virtual Conversations Tip brings us to #122 in the series. You can read others here.

This week’s tip also takes us into a Remote Team Tip. As someone who has spent the majority of my career working either leading remote teams, or supporting remote teams, I always know the importance of connecting people. As I often say in the remote space “Remote does not equal disconnected”. While it may seem that people are far away, business is still done via relationships and we need to take time to proactively build relationships. Trust and connection are still key in this work.

Remote team practices are at the heart of communication and relationships. Team practices might mean a consistent Monday morning huddle or a virtual working session every last Thursday afternoon of the month.

​This weekend’s Weekly Journaling Prompt gets to you answer the question “____Builds Trust.” Trust in today’s digital age is of prime concern. Trust is the factor that has the potential to bring people together. Without it, it’s likely that invisible barriers will get even more entrenched.

What are the things that are building trust in your world right now?

What are you doing to demonstrate trust or model trust?

What are the things that need addressing given that they are eroding trust?

TEAMS365 #2129 Getting Started with Remote Work – 10 Areas to Consider

​This month we’ve continued to focus on helping you build your remote team skills. Many professionals new to remote work are curious about what they want to add to their toolbox. This may include things such as:

#1 Systems to Keep You Focused – Systems may range from financial systems (budget, expenses), communication systems – voice, text, email, instant messaging, knowledgement management systems. (Where do you get information?, How do you share information?, How do you file and access information for others across the team?)

#2 Team Development Tools – Having a variety of team development tools to help the team connect, get to know each other and focus in on the work and results you want. More on this topic in tomorrow’s Teams365 blog post.

#3 Relationship Management Tools – What is going to help you build relationships with both internal and external stakeholders? If you are part of a remote team, it’s likely that you are also navigating matrix relationships, and are part of a team.

#4 Planning Tools – As a team, what are your key goals? What are you needing to focus on?

#5 Planning Tools as an Individual – As professionals, it’s likely that we will all have different preferences for planning. Some remote workers want to keep in all in the Cloud, others want an analog paper-based planning tool. In addition to the daily plans, are you taking time to focus on the quarterly and annual plans in your business? This is what I designed the PlanDoTrack Planner for. It’s an analog (i.e. paper-based) workbook and planner to help you (and other team members) get clear on what’s important to you along planning, personal productivity and skills levels.

#6 Getting Organized – Having a well set up office which functions is a big part of the equation. Check out this past post about what elements you will want to have in place.

#7 Performance Tools – Business is about getting results, and it’s important that the team is clear on what needs to get done and what success will look like. What is the current state of performance on a team and individual level? What conversations need to take place?

#8 Coaching Tools – Going hand in hand with performance tools are coaching tools to have great conversations. There are a range of different conversations which need to take place on the team level. From performance conversations (What’s working well and what’s not?)

#9 Project Management Tools – It’s likely that in your work as a remote professional you are regularly navigating projects. What is important to note about your project management skills and tools? Considering the projects you are navigating, how are they going along SCOPE, TIME and BUDGET? What needs attention? Who can help you with this?

#10 A Focus on Team Culture and Identity – While it might seem out of the norm to include this, team culture and identity is critical in today’s workspace. Our culture is WHO WE ARE, HOW WE DO THINGS and WHAT WE VALUE. When was the last time you spent time having a discussion around your team identity and how you do things? If you have team agreements around how you do things, when did you last explore these? If you don’t have them, is it time to create them?

#TEAMS365 #2104 – Flashback Friday – Empathy and Connection in Remote Teams

This week’s Flashback Friday takes us back to a 2015 post I entitled “Empathy and Connection in Virtual Teams”. Emotional Intelligence skills such as relationship building, influence and fostering trust and connection become even more important in today’s remote and virtual teams. I thought it would be useful to revisit this post to get you thinking about what you are doing and what you could expand upon.

Here’s what I wrote in Teams365 #1533:

One of the skills which is important to develop in the virtual world today is empathy. One of the challenges is that we don't get to see beyond the screen.  What are some ways we can be building more empathy and understanding with other virtual team members?

​What comes to mind in terms of ways you can boost more connection and understanding amongst team members?

​Empathy is a skill set critical for teamwork and leadership. In fact, I probably could do a series of posts on this topic.  In today's post, I want to zoom into the question of "what are some practical ways to build more empathy across virtual teams, while also boosting connection?".

​As virtual teams, here are some ways we can build our skills in empathy while building connection:

​1. Provide opportunities for team members to get to know each other - online and offline. While some virtual teams will never meet, building in time for "getting to know" each other is critical. This could entail dedicating some time to sharing "what's outside your window" or “on your desk" as I describe in Chapter 7 of my new book Effective Virtual Conversations.

​2. Create formal learning partnerships with others on the team. Many virtual teams benefit from having peer partners to meet with on a regular basis. This helps us to learn more about each other, what projects we are working on. As we listen and learn more trust, connection and understanding is created.

​3. Be present and listen. We continue to see how important the ability to focus on virtual conversations is. Nothing will destroy trust and connection faster than hearing another person on the end of the phone or typing away at an email while you are speaking together. What will it take to be present, focus, and deeply listen in your virtual conversations?

​4. Listen for the deeper layers - typically in listening we may be staying at the surface. Hearing with one ear and thinking about what we are going to say back to the other person. In the deeper listening needed by virtual teams today, listen to what the person is saying. Notice the pace, pitch of the conversation. Notice what is the emotion behind the words? What is being said? 
​
​5. Take time to share more about your world, your work, your priorities. An important part of empathy is understanding. It's a two-way street - being open to share, and being receptive to listening. how much are you sharing about your world, your work and your priorities?

​There are multiple ways be can be focusing on the skills of empathy as we build connection on teams. What are some approaches you as a team want to focus on?

#TEAMS365 #2097 – #FlashbackFriday – Remote Work – Team Builder

This week’s Flashback Friday takes us back to a post which kicked off a series on remote team or virtual team builders. With an increasing number of teams moving to the remote space, there is likely to be the need for more support and resourcing in these areas. I hope that you will consider turning to our services here at Potentials Realized, given our experience and grounding in these areas.

Let’s look at #TEAMS365 #1892 – Virtual Team Builders #1 – Creating Connection – Part 1 – Through Images

Over the next few weeks I will be sharing a variety of Virtual Team Builders to support you with quick activities that are going to support virtual and remote teams in focusing in on results and/or relationships.

Virtual teams benefit from time spent in getting to know each other – who is who, who does what, and what priorities they are working on. Virtual team building activities don’t need to take a lot of time.
​
Something most teams will want to build in across time are quick warm-up exercises to create connection.

The first exercise I wanted to share (which will be followed next week by 2 more), is by creating connection through Icons.
 
As I mentioned in yesterday’s post, creating trust and connection across a group is critical. If it’s a virtual and remote team you are working with, you might be working across geographic locations. You may have a team member calling in from Asia, one from Australia, one from Africa, one from New York, one from Europe.

Part of creating connection and team success is ensuring that people get comfortable and feel confident on the call, especially if they might be using a working language that is not their first language.

In my work over the last several decades, I’ve liked to incorporate photos and icons as “door openers” and metaphors for conversation.

Before I started Potentials Realized, one of my last roles was as a sub- regional manager. I had staff in 10 countries and, out of our team of about 30 at one point, there were 20+ different nationalities.

In creating connection across a virtual team, we want to give the team an opportunity to:
  • Get to know each other,
  • Understand who we are as a team,
  • Explore what's important to us,
  • And understand how we are similar and how we are different.
These questions and the exploration of these questions is a really critical component of the virtual team leader's role.

Back to the Icon exercise, using your access to stock photography find a photo that offers a selection of icons. Have each person select an icon that they connect with, which represents what they bring to the team.

As you go around the table, this is a fun way to share a little bit about yourself in a way that hopefully is not too threatening. Select a graphic that has enough icons which provide enough variety to invite people into the conversation.

#TEAMS365 #2093 – Effective Virtual Conversations Tip 112: Beyond the SCreen

Its Monday which means that it is time for another Effective Virtual Conversations tip. One of the challenges in today’s remote and virtual workspace is that people only see a small window of our world – literally what we show them on our screen.

This is a challenge given that CONTEXT is so important for business today. Helping others understand our world can happen through the stories and information we share, and it can also be influenced by what we choose to share.

Today’s prompt gets you thinking about “What do you want to share with others?”.

It could include
  • A different view behind you
  • A snapshot of a project you are working on
  • An illustration of the different people you liaise with
  • A map of your key priorities for the next quarter
  • Something related to your most important priority right now
  • If you are a remote team, it might be interesting to have everyone mix it up at your next team meeting. Ask people to dial in from somewhere different, or intentionally build in time to share a priority.

#TEAMS365 #2081 – Remote Work Myth: Out of Sight Does Not Mean Out of Mind

Today’s blog post continues this month’s focus on remote work myths and pitfalls. Today’s myth is a common pitfall – “out of sight equals out of mind”. In fact, both research and practice have shown the need for more consistent and frequent communication to keep things moving on remote teams.

​This can be accomplished via a number of avenues including:
  • Creating opportunities for peers to connect on a regular basis. This might include more formal activities, or it might include more informal events like virtual potlucks or co-working sessions. In a remote team, focus should be made on providing regular peer connections.
  • Consistent meeting times for the team. It can be a very slippery slope when remote teams try to find a time when everyone is available. This may never happen! Get into the practice of establishing a set time so everyone can start adjusting their schedule to meet this. For those that are not there, have peer partners provide an update and/or check in.
  • Put attention on team development for the team. It’s often assumed that remote teams don’t need a focus, however, if we treat everyone as separate bubbles, it’s really hard for people to feel part of a bigger entity. Research in the last few years has found that only about 1 in 4 remote teams do put a focus on team development. Going back to the basics around team effectiveness, teamwork skills and building a team identity can go a long way. AND it can be done virtually as well!
  • Build a strong team identity. Team culture is key in remote team success. It helps with connection and alignment. Check out past posts I’ve written on team culture and team identity in the last few months.
