Teams365 #2993 - Team Tool: Visuals For Difficult Conversations

Teams in the remote and hybrid world are supported by visuals in the remote space.
Here’s a short exercise to start working around difficult conversations:
Preparation needed: Create a slide with a range of photos or icons people can select from.
Time needed: 20 to 45 minutes (depending on team size)
Instructions: Show the slide with icons/images people can select from. An example I have used is this photo which I purchased from Adobe Stock191

Round #1: Ask people to share (hearing from each person at a time), which photo or icon did they select? What does that represent for them around difficult or courageous conversations?
 
After you have heard from everyone, ask, “What have you learned about others in hearing about their selection?” Note this down for yourself. Invite people to share if they would like.
 
Round #2: Ask people to select another icon which represents the stance/approach they would like to take going forward. Again, have them share which icon they selected, and have them share one practical thing they will do/have conversation around.
 
This is a high-trust exercise and it takes time to have the conversation. Ensure that you allocate enough time, and invite people to share at the level they feel comfortable.
 
In closing, consider courageous conversations in your team. What are they? What does the team need to have these more regularly? What frameworks are you using as a team to create a common language and approach?

Teams365 #2992 - Remote and Hybrid Myth Around Feedback and Performance Management

The myth explored in Chapter 13 of Reconnecting Workspaces is that feedback and performance conversations happen only once a year. Key to performance in any workspace is that we have ongoing feedback cycles. Especially during times of change, incremental change is important.
 
One of the main challenges with providing feedback to individuals in a hybrid work environment is that we don’t often see them in action. It’s important that feedback is based on observable behaviors, so what you doing to build in moments to see people in action? Whether it’s virtual co-working sessions, job shadowing, or getting people on the team to take a visible lead, creating opportunities for ongoing dialogue around performance can be a big shift in organizations which only viewed feedback as a one-off exercise.
 
In addition to creating more opportunities to see work in action, how are you also getting clearer on how work outputs are viewed and focused on? A shift to more end results is an important way to work as well.
 
A third layer which has shifted in the remote and hybrid space is an acknowledgment that coaching can play a key role in enhanced performance. The role of leader in many instances has shifted to thought partner, away from “omnipotent expert”. When we can’t see our staff, it’s even more critical that we empower them to make the decisions they are experts on. This is continuing to lead to significant shifts in the way leaders lead and employees are supported across organizations.

Teams365 #2991 - Principle for Hybrid Performance Management

The principle we explore in Chapter 13 of Reconnecting Workspaces is that everyone needs to own performance management and feedback. Gone are the days of one-way feedback chains. In the remote and hybrid space, where we are only seen through the output of our work, we need to shift to an output oriented performance culture. At the same time, employees should be empowered to provide feedback on upwards feedback as well.
 
Performance management and feedback is not just a once-a-year activity. Feedback needs to be real-time in order to be valuable, rather than delivered weeks or months after something has been done.
 
Another shift in the remote and hybrid space is that it is likely that it may also be a three- or more-way conversation, given that matrix relationships exist.

Managing performance in the virtual, remote, and hybrid space requires that we are even more explicit about observable behaviors.

  • What can we make visible?
  • What do we need to clarify?
  • What is important to demonstrate?
 
Feedback needs to be ongoing and delivered in different ways—verbally, written, and even visually.
 
Consider the results and feedback frameworks which will support ongoing communication, feedback, and growth.

Welcome back to another week! This week we dive into the topic of Performance Management and Feedback. Working in today’s hybrid or remote environment makes performance management and feedback even more challenging. A lot of leaders stopped providing feedback when they went remote, or started micro-managing.
 
Over the next few weeks we’ll look at some of the shifts which are needed when moving to providing performance management in a hybrid world.
