​And here we are at the last day of January! As part of our Flashback Friday post I wanted to take us back to past January posts to see what we were focusing on the last few years. Consider how much has shifted in your workplace.
 
Here’s what I shared in 2016 about 4 Key Team Leader areas for 2016
:


Here are four areas I think will continue to be very important for team leaders in 2016:

1. Virtualization and mobility - Whether we are called upon to lead a virtual team, or our team members become more mobile in their workplaces and workflow, honing skills as a virtual team leader is important. I'll be doing an upcoming series of blog posts on this topic and you can also check out past posts I've written on virtual team leadership here.

Also connected to this topic is the idea of leading meetings and hosting training or development opportunities for your team. Virtual Facilitation is a skill set that is increasingly important for so many team leaders today. I'll be holding the next 15-hour Virtual Facilitation Skills Intensive training program online on Thursdays from 12 - 3 pm Eastern/New York from February 4 - March 4th (five weeks of 3-hour blocks). During this 15-hour course you get ample practice and exposure to creating and leading engaging virtual training, meetings and other discussions suing a wide range of platforms including Zoom, Skype, and several of the mainstream platforms. 2. Continued focus on honing coaching skills - As it is often said "Conversations are the currency of business". Supporting your team and yourself in having better conversations can payoff in dividends. Your skills as coach and as a leader are key, and you may also place a focus on honing peer coaching skills so team members can support each other.

Coaching skills training is one of the mainstays of our business and in the last twelve years we've trained thousands of coaches and leaders in coaching skills. Learn more about the in-person, virtual and e-learning programs we have on coaching skills by contacting us.

3. Supporting team members in working across differences - Workplaces today are incredibly diverse. Whether the diversity exists because you are cross-functional team, a gene rationally diverse team, or a global team spanning multiple cultures, team members can benefit from knowing more about their styles and preferences, how this impacts others positively or negatively, and also how they may want to learn to flex their styles.

We use a number of different assessments in support of developing self-awareness and skills in these areas including the Everything DiSC and the Team Diagnostic Survey for teams, partnered with team coaching.

4. Strengthening Relationships - Just as conversation is the currency of business, business is done through relationships. Whether relationships are virtual or in-person, team leaders will need to continue to navigate a variety of relationships from their team, to their boss, to other peer team leaders, stakeholders etc. I'll be focusing more on relationship management skills in the month of February, and also check out past posts on the topic of relationship management.

Skills in the areas of influence, motivation and negotiation will continue to be important areas to focus on for team leaders.


How are the skills of strengthening relationships, coaching, virtual conversations and supporting team members in working across differences still relevant? Still a priority?

Need to Move your Meetings and Events Virtually But Don't KNow How? Join Us for the Virtual Facilitation Essentials Intensive

For those that need to get up to speed with virtualizing their offerings, or working with people who can't physically get together, over the next few months I'll be offering a special one-day offering of the Virtual Facilitation Essentials program each Wednesday. This program is geared to give you the basics on leading effective virtual conversations whether you  are leading conference calls, webinars or interactive web streaming sessions.

Usually delivered as five weeks (as it will continue to be -and will start again on Feb 24th)  these special one day sessions will run from 830 - 430 pm Eastern/New York Via Zoom.

Module 3 – Building your Facilitation Toolkit
Whether you are leading meetings, webinars or other virtual events, having a robust toolkit to draw up upon is key. This session introduces you to more than 12 virtual facilitation approaches – from openers, to closers to goal setting and accountability in the virtual space.

Module 4 – Exploring the Technologies
  • Exploring breakouts and technology issues
  • Core logistical issues to consider
  • Different roles in a virtual event
  • Evaluating virtual events

Module 5 - Tricky issues and how to keep the conversation going
Your action planning

You'll also have the opportunity to "get behind the dashboard" of virtual sessions, and you'll get to practice some of the more essential elements of starting calls, recording, doing breakouts etc.

The one day intensive virtual format will be a just-in-time opportunity to learn and start gaining confidence in your skills. The program will be of interest to people who need to lead virtual conversations quickly. For those that have more time to learn, join us for the more extended five week program.

This special one-day program will be offered on Wednesdays. You can choose from:

TEAMS365 #2222 – Team Building Tip 272

This week’s Team Building Tip reminds you that small changes add up. It’s often the incremental changes which are cumulative over time. What are the changes you have been making as a team over this last six months? Year? How are they adding up?

One of the things that happens with incremental change is that we don’t see it when the shifts are small. This is where taking time to pause so you can note the changes becomes important.

When our teams are small, or when we are a solopreneur, or working remote, it can be very important to explore how these small changes add up. Unlike instances where we may have a huge amount of resources, being able to see the impact of the small shifts we are able to make is key to motivation.

What type of change is important for you right now? Here’s an interesting blog post from the Green Book Blog to explore the distinctions between incremental change and disruptive change.

TEAMS365 #2221 – Team Essential – Speaking Up

As we wind up with our last team essential of the month, I wanted to take us into an area which is critical for team success – the ability to speak up.

When a team feels connected and safe, they are more likely to speak up. The foundation of teamwork is that the fusion of many perspectives, insights and talents is better than one person thinking alone. With this philosophy in mind, it’s very likely that there will be divergent perspectives and insights that emerge from across the team. How do you create a context in which people feel that they can share what might be perceived as oppositional insights, without being shut down?

The ability to speak up was identified as a core component for helping teams excel by Amy Edmonson from Harvard. I regularly recommend her 2011 book on Teaming to Organizations, and she has recently followed up with a new book called The Fearless Organization. Take a look at this article.

From large to small invitations there can be many different ways we foster conversation across a team. This might include:
  • Dedicating time to brainstorming solutions/perspectives and alternatives to your most pressing opportunities and /or challenges. In the truest sense of brainstorming, we are welcoming ALL different ideas without shutting them down.
  • Ensuring that all voices are being heard. This can be done through participatory facilitation techniques. Rather than just going around a table to verbally share ideas, consider giving everyone a set of index cards or post it notes to share their top ideas. Gather these and post them or go through them one at a time.
  • Talk about why it’s important to bring alternative perspectives to the table.
  • Watch your language – how is language shaping an “invitation” to connect and collaborate. Is more ME/YOU language being used or WE?

TEAMS365 #2220 – Team Essential – Connection

This week we round out our focus on core Team Essentials before turning our attention next month to collaboration, conversations and relationship building.
One of the core elements which team members may struggle with is feeling connected to others on the team. This gets even more augmented when working in the remote space, given that we don’t see each other. As I have shared in recent blog posts this month (ink), connection is key for getting results.

What are the ways we can boost a team’s sense of connection? First, consider what are the visual element which are bringing people together. As I wrote in yesterday’s Effective Virtual Conversations post, making things more visual and visible through the use of structures, images and icons can help create a sense of connection and identity.

Another key part of building connection is to ensure that people know who is on the team, and what roles they play. Do people understand how their work connects and impacts others on the team. This type of connection needs to be linked back to ensuring that there is a clear vision. This vision will help to anchor of what the team is working towards and what’s important to the team. Is your team connected to the same vision? Is everyone working to the same end point? Is it time to revisit this?

A third area is helping people connect with each other. Beyond our work, do people know each other and know a little bit more about who each person is as a human being. As we get to understand WHO is WHO on the team, we can develop a more solid working relationship, one that is not just transactional.  Providing time for each team member to share a little more about who they are, their strengths, what’s important to them, or even what’s beyond the screen can help to widen the lens and understanding of who is who on the team.

TEAMS365 #2219 – Effective Virtual Conversation Tip 129: Reinforce Team Culture

This week’s Effective Virtual Conversations tip takes us into the domain of the matrix team. If you are working remote, it’s probable that you are part of a matrix team. In the matrix work environment where we may have two more or more leaders and sets of teams we are working with, it’s really important that we create strong team culture.

Our team culture (as I have written in other Teams365 posts), is WHO we are and HOW we do things. It consists of our norms (our Team Charter or agreements on how we do things. What’s acceptable and what’s not).

Our team culture is also shaped by our values. If we value quality, we will always make a point to review key pieces of communication before they go out the door. If we value experimentation, we may be very open as a team to things that don’t work as planned (note that I’m not even using the term failure).

Team culture also includes the visual and other elements which make us, us. This might be HOW we hold meetings, or the fact that we provide both positive and constructive feedback around new projects and initiatives. Visual elements might include a mascot or metaphors which help them team identify themselves. For example, a team may associate itself with a firecracker (being bold and making an impact) or a fire pit (bringing people together for collaboration and problem solving). What are the elements of your team culture which you want to make more pronounced or visible?

In a virtual or remote team, it can be key to focus in on being more explicit in taking time to articulate and share our team culture given that we may not be able to see it every day. It may be captured in our slides or stickers that are put on computers or notebooks. What structures do you want to use to make it visible?

Welcome back to Sunday! TEAMS365 #2217 – Weekly Journaling Prompt 85 – In Focus

This week’s Weekly Journaling Prompt brings us into a fun area of creating, or revisiting, your bucket list. Made popular several years ago, this is a list of special things we aspire to “someday”. It seemed to be enshrined into popular culture with the 2007 movie, The Bucket List.

Hopefully the someday is not a long time down the road. In fact, this past year there were a couple of items I checked off my bucket list – including participating in a weekend writing marathon up north in Muskoka. I had wanted to do it for almost 15 years and finally the stars aligned. Not only was it enjoyable, it was a very important creative spark for the entire Remote Pathways series. Take a listen into the latest episode of the Remote Pathways podcast I co-host with Michelle Mullins on a bi-weekly basis.
 
This week I hope you’ll take some time to reflect, and write, on the following questions:
  • What’s on your bucket list?
  • What have you recently completed on your bucket list? What was that like?
  • What needs to be added?
  • What can you do to keep this visible?
  • What can you do to enroll others in helping you build in space and/or time to work on completing your bucket list?

TEAMS365 #2216 – Flashback Friday: The Dip

Around this time of year people start abandoning their new years resolutions in volume! Just as in any change process, building new habits not only takes time, but it also takes energy. Change can be difficult.

Throughout the change process, there’s also a place we can find ourselves as the “glow of the new year or honeymoon” wears off. It’s often referred to as THE DIP and I reference this in a couple of my books. We’ve also just covered this topic in the 60 Day Coaching Business Builder Accelerator program, a course I launched on January 1st. Part on demand, part live, it’s been interesting to see the momentum which gets created when we focus on taking action around our key goals and actions for an extended time. A new group will be starting up the first day of every quarter during 2020 so if you are a coach, or simply want ongoing support around some of your key goals as a business owner, leader or team member, consider joining us. I thought it would be interesting to reach back to Teams365 #765 which focused on the topic of THE DIP, particularly as it relates to mentoring conversations, where we may be intentionally focusing on supporting someone’s development. This post will likely be of interest if you’ve found yourself abandoning new years resolutions or other things you wanted to change. Perhaps reflecting on the questions included towards the end of the post will spur you on to re-frame and refocus on your goals!

Here’s what I wrote in THE DIP:

“The first decade plus of my career was spent primarily working for Canadian and British humanitarian organizations and the United Nations. It was typical that mentoring was a key part of our team's development, as well as our own leadership development. Whether involved in passing on our skills to other staff happened formally or informally it was part of everyday work, given that you might only be in a role for six months or three years.

Today, I continue to see how mentoring is transforming organizations. In the last twelve years I've been able to support organizations in financial services, insurance, health care and safety create, and launch their own mentoring programs. It changes conversations, it changes leadership and it changes the culture!

What we often don't talk about in mentoring is the "DIP". Just as in any change process, such as cross-cultural integration when you move locations for work, or change through a coaching process, it's typical to start off with great gusto in what's commonly known as the "honeymoon" phase. At this point, mentor and protege are raring to go - they can't wait to get started and into dialogue with each other. Goals are clear as is usually the way forward.

As the meetings progress, some partnerships find an ever-evolving spiral of conversation and goal touchpoints, whereas others drop down into the “dip”. The “dip” is a place which sometimes feels like you are spinning your wheels, or not getting traction. Proteges and mentors may feel like mentoring is a waste of time.

In fact, the “dip” is natural! It's part of the change process. What you can see in today's photo is a sketch of the cycle of adaptation. It's actually from a recent conversation I had with a leader who was going to work globally and wanted to think about what to expect. I've seen the “dip” throughout my own international assignments, and I've seen it mirrored not in the hundreds, but over more than two decades of work in the intercultural sector, mirrored in the thousands.

The “dip” can, and does, happen in the mentoring process. What to do if you see it? Here are a few things to consider:
Revisit the goals of the protege?
What have they accomplished?
What do they want to aim for next?
Where might they need recharging?
What will "shake" things up a bit?

Tomorrow, we're moving on to look at five activities you might want to weave into your mentoring conversations. Some, or all of, these five could be a great addition to "shaking things up".

You might have noticed there were several other places where we can see the “dip” - in coaching, global assignments, and any change process. Where have you experienced the “dip”? What did you do?”

 
I hope that you will take some time to focus in on these questions and will revisit your most important goals (even if you recently put the journey towards them on hold!).

A couple of weeks ago I shared the blog post which focused in on one of the philosophies underpinning my writing in PlanDoTrack and the Coaching Business Building – Daily Steps + Consistent Action = Momentum.

In today’s business context it’s unlikely some days that we will have a lot of time to focus deeply on large tasks (especially if we don’t schedule time into for them). The notion behind the Daily Steps and Consistent Action creating momentum is that these regular actions start to build up their own muscle and energy. Just like a snowball heading down the hill, the energy behind our tasks can grow.

As a team, what are the regular tasks you are undertaking (or want to undertake)? What momentum is it starting to create? How far have you traveled along that path? What else is important to note?
