​This week we round out our focus on core Team Essentials before turning our attention next month to collaboration, conversations and relationship building.
One of the core elements which team members may struggle with is feeling connected to others on the team. This gets even more augmented when working in the remote space, given that we don’t see each other. As I have shared in recent blog posts this month (ink), connection is key for getting results.

What are the ways we can boost a team’s sense of connection? First, consider what are the visual element which are bringing people together. As I wrote in yesterday’s Effective Virtual Conversations post, making things more visual and visible through the use of structures, images and icons can help create a sense of connection and identity.

Another key part of building connection is to ensure that people know who is on the team, and what roles they play. Do people understand how their work connects and impacts others on the team. This type of connection needs to be linked back to ensuring that there is a clear vision. This vision will help to anchor of what the team is working towards and what’s important to the team. Is your team connected to the same vision? Is everyone working to the same end point? Is it time to revisit this?

A third area is helping people connect with each other. Beyond our work, do people know each other and know a little bit more about who each person is as a human being. As we get to understand WHO is WHO on the team, we can develop a more solid working relationship, one that is not just transactional.  Providing time for each team member to share a little more about who they are, their strengths, what’s important to them, or even what’s beyond the screen can help to widen the lens and understanding of who is who on the team.

Teams365 #3994: Friday Flashback - Teams365 #504: Emotional Intelligence - Change Catalyst

As we continue our journey through the Emotional Intelligence sub-competencies of relationship management, change catalyst is another key skill in leadership today.  Today the norm for most leaders is working in ever changing contexts, and needing to adapt "on the fly".

According to Goleman, Boyatzis and McKee, leaders high in this competency "are able to recognize the need for change, challenge the status quot, and champion the new order. They can be strong advocates for the change even int he face of opposition, making the argument for it compellingly. They also find practical barriers to change".

As you think about your skills, where do they reside in this area of being a change catalyst?

Part of being a change catalyst is also recognizing how people go through change. Roger's change model identified six different stages or ways people may approach the change process:. You may have members on your team who are innovators (those that are eager to create change), early adopters (those who embrace the change early on), early majority (those who get on the bus relatively early), late majority (those who slowly adapt/get on the bus with change) and the laggards (those who resist change). Being aware of who will be advocates for change on the team is just as important as recognizing those who might need more support, conversation/attention throughout any change process.

The principle of Chapter 6 is “It’s all about the conversation—which takes time and scheduling!”

What time are you leaving for communication and dialogue across the team and with the people you work with? Just a reminder that in any conversation it takes two to tango. As I start with this chapter’s quotation from Jeff Daly “Two monologues do not make a dialogue”. This is an important consideration as conversations require great presence, attention and listening.

Conversations become even more important in the remote and hybrid space when people are often working asynchronously (in different times) and across distance.

Conversations also need time and focus. What time are you earmarking for the discussions which are important.

Today's post gets you to think further about year end activities and possible retreat ideas for your team. While not everyone will be able to take a day away from the office, even spreading some of these activities over a couple of weeks, or the next month or two, gets you thinking about and in dialogue about important issues.

Here are ten things to be sparking focus and conversation around with your team:

1. Creating a Year in Summary - Using photos or words  how would you describe the highlights of the last year
2. Strengths based work using either StrengthsFinder or VIA Strengths
3. Goal setting for the new year - overall goals, quarterly goals, monthly goals. Looking at how individual, team and organizational goals overalap
4. Creating an action plan for the new year
5. Creating a Vision for the new year
6. Vision Modelling - using tin foil, plastercine or paper mache, coming up with a model for your vision that you as a team can look at regularly
7. Coming up with a theme for the year
8. Taking time to Acknowledge each other
9. Celebrating your successes from the year -  a lunch out (or in) or a night out bowling or playing ping pong (yes teams can have fun together!)
10. Setting an Intention for the year

We’ve been talking a lot about building stronger team cultures, whether it’s through the doorway of strengths, or the Inner Develompent Goals. Here’s Team Building Tip #145 from a few years ago getting teams to have further conversation about what their team culture is like. Check it out

​The culture of a team or organization is much more than a few words. It's the way things are done. It encompasses behaviors, values, mission, practices, priorities and the motivational factors of a team.

In building strong teams it is important for teams to become aware of and focus on their team culture - the good and the bad. It's important also to note when team culture is distinct from, or aligned with an organizational culture.

For example, a team of project managers may value agility, speed and problem solving, whereas the organizational context may value quality, specificity and thoroughness. In this instance there can be conflicts between the team culture and organizational culture. The team culture may also have an influence on the organizational culture over time, shifting it to be more agile or responsive. We are seeing this today in many organizational contexts which are re-thinking how they operate and the roles their teams play.

A useful activity for a team is to consider what their team culture is. Consider your values, and what you prioritize. You may also want to ask yourselves the questions:
What are the 3 adjectives we would use to describe our culture?
What are the 3 adjectives other teams would use to describe our culture?
How do our other stakeholders describe our culture?

What do you notice about culture in your team? What's important to keep an eye on?

​Today's #FlashbackFriday takes us to two posts on delegation, an area team members and team leaders regularly ask for support in. You might wonder, how can a team member ask for support? Well, with today's shift to more agile, and empowered teams work often flows up, down and across.

Today's FlashbackFriday posts merges two past posts together - First Teams365 #391: Delegation - the Dreaded D Word. Here' what I wrote:
"One area both new and experienced team leaders struggle with is in the area of Delegation. How do you find delegation as a skill set and practice yourself?

If you are one of the many leaders who struggle with this area then this week's focus on delegation is for you. You may already find yourself with way too many things on your plate, and not enough time to do it.

To get a handle on what might be "delegation material" schedule the following 10-15 minute activity:

1. Pull out your current to do list, along with your accountabilities for the next quarter.
2. With these in mind, take a look at the current key priorities. These may be shaped by KPIs (Key Performance Indicators), Team Goals or any other Organizational Goals which are priority this quarter (or year).
3. What are the tasks that only you can accomplish?
4. What are the tasks that you need to be involved with, but can be supported by others?
5. What are the tasks that you really need support from others to accomplish (i.e specialized skills may be needed, due to complexity etc)?
6. What are the tasks on your list that really need to be completely handed off - who can do them? What support and direction do they need?
7. With these items off your plate, how much more time will you have?

Once you have gotten a line of sight on the tasks which need to be handed off, we can then start exploring how to do this. We'll be looking at tips for that this week, and you may also want to refer back to other posts I've written on delegation namely

Once you have figured out the big picture you may want to do a check with these questions from Teams365 #393: 8 Questions to ask yourself about delegation in which I wrote:

 "At the core of delegation is planning, and the ability to have a good conversation. Conversations are started with great questions. Today's post prompts you with some of questions to consider.

8 Questions to be asking yourself as you think about delegation include:
1. What is important for me to focus on right now? With that in mind, what can I delegate on?

2. Who would benefit, and be able, to take on each task?

3. What support will they need to the successful?

4. What will success look like for each project? How will they know that they are on the mark?

5. How will we check in around the task?

6. What authority and responsibility do I need to provide to them to be successful with the task?

7. What are the lessons learned from taking on the task?

8. With what I have delegated, what space does that free up?

There is much research which has pointed to what creates a strong team culture. Culture is “HOW WE DO THINGS here”. In today’s world of ongoing change in team composition, helping teams quickly own and articulate the culture they are forming, the more quickly members of the team understand the boundaries, how things are done, and what’s valued. This is an important part of creating shared expectations so teams and pull in alignment. When new team members join, this will help them understand how things operate, and what adjustments may be needed to individual styles.

One of the more fun activities I have created in last year is a spin off on some work I have done for a decade now using visual cards to create a shared vision. While we often use a one set of photographs to explore vision, I thought that it would be impactful (and fun!) for a team I was working with in a half day session to bring a set of individual set of stickers which they could use in response to certain questions.

I asked them to individually pick and share photos to represent:
Where do you see the team right now?
What’s the biggest challenge for the team?
What’s the biggest opportunity for the team right now?
Where do you want to be as a team six months from now?
One at a time, we explored these questions. Each time, each team member posted their sticker choice and shared their response. It was interesting for the team to see the similarities that came up, and the differences that existed.

In the final stages of the team dialogue, the team t noted common ground, and came up with their shared "team vision story", an overarching tapestry of vision photos/stickers.

Celebrating these wins, big or small, is essential. It reinforces positive behavior, boosts your confidence, and provides the motivation to keep going. Treat yourself to something special, share your success with friends or colleagues, or simply take a moment to enjoy the satisfaction of a job well done.
