TEAM365 #2380 – Effective Virtual Conversations 157: Appreciations

7/6/2020

Picture
With the shift to virtual, it can be very easy to shift into all results and business focus. At the same time, it is important to spend time focusing on the relationship element of groups and teams. This week’s post gets you to think about “appreciations” in your team. This is an activity I do regularly in team development programs I facilitate for remote teams.

Length: 5- 20 minutes

Number: 3 to 20 or more

What you need – Breakout rooms

Instructions: Put group or team members into rooms of 2-3 people. Have them share with the other person the following:
  1. I see one of your strengths as….
  2. I appreciate when you…
  3. I’d love to see more….

This activity can be a great opportunity to witness what people bring to their work, acknowledging people for their strengths. At the same time, it can be an opportunity to provide nudge in terms of areas to magnify or even minimize.
After doing the breakout rounds it can be useful to have people return to the main room and share the one thing that they are going to focus on.

When do you have an opportunity to focus on acknowledgements?

Best wishes,
Jennifer

TEAMS365 #2130 Remote Team Toolbox: Helping teams connect, get to know each other and focus

10/30/2019

Picture
In yesterday’s post I covered a range of different team development tools which professionals in the remote space may want to build or further develop. This could include tools in the areas of supporting the team to connect with each other, get to know each other and focus in on the work and results you want.

Area A: Activities/Resources to help the team to get to know each other
What’s outside your window? – As I wrote in Effective Virtual Conversations, we often only see people in their screen but aren’t able to see what’s beyond the screen. Have people share what’s outside their window or call in from a different location so you can learn more about their context.

Earmark 3-5 minutes to a fun opener/icebreaker in your next team meeting so people can get to know each other better.

Area B: Tools to help with focus
Minimizing the impact of digital distraction is a key issue for teams today. See what I had to say about reducing digital distractions a short while ago here at the Teams365 blog.

Several different tools which help team members focus in the virtual space include the:
  • Urgent/Important Matrix
  • Strategic Issues Mapping (link to past Teams365 posts)
  • SWOT: The trusty strategic planning tool (link to past Teams365 post )

Area C: Helping teams connect
Helping teams connect with who is who and who is working on what is of critical importance to a remote team. IT’s an area we often don’t think about on the surface, sometimes given the diversity of roles and locations. IT can be very useful in the medium and long term to facilitate regular conversations with the team around who is doing what, and to also earmark time for the team to regularly connect and get to know each other. Discussion in this area might include:
  • Undertaking inventory of projects people are working on so that lessons learned can be shared.
  • Identifying key strengths and experience bases which exist in the team – there may even be a “go to” team resource person around different areas – i.e. technology questions, resource around different themes/focus areas you work on etc.
  • Short team openers and closers such as BINGO. (with team members asked to find someone who – insert different categories like – has visited 3 different continents, speaks multiple languages, is a twin etc.)

For more on this topic check out the 20 Focus Areas for Virtual and Remote Team Development ebook which is available at the Potentials Realized site and provides you with facilitated instructions of 20 different activities you can facilitate with your team. Pick up a copy here.

#TEAMS365 #1899 – Virtual Team Builder – Using Icons to Explore Topics

3/13/2019

Picture
Picture
This month I am highlighting different virtual team builders. These are all things I use regularly with different teams I work with. From health care, to social services, public service to IT. Yesterday I spotlighted a quick energizer/warm up called COINS, and today I wanted to talk a little about using ICONS to explore different topics.

Here’s what I wrote about incorporating icons into a virtual team session:

“Another exercise I use regularly in helping teams get to know each other, and stat to build trust is sharing a slide which has a variety of icons on it. You will see an example below. While I show this on the screen I have select an icon which represents what they are bringing to the group/team that day or what they are thinking about around the topic we are exploring.

This exercise has the advantage of providing a springboard for some interesting themes to emerge in the conversation.

Here's an example of a recent icons slide I shared. I purchased the original graphic over at Adobe Stock.

I’ve used iterations of ICON activities for different teams I’ve worked with. Sometimes we are exploring the topic of feedback, other times, difficult conversations, goals for the year, or sometimes goals for the year. The benefit of using ICONS is that it can provide new layers to a conversation. When people are working in different languages, or even the same language, it can provide some new nuances to a conversation, energizing it in different ways.

How might you incorporate more around icons in your work?

For more on creating engaging virtual conversations, and virtual team development, check out my 2017 book, Effective Virtual Conversations.

Best,
Jennifer

#TEAMS365 #1892 – Virtual Team Builders #1 – Creating Connection – Part 1 – Through Images

3/6/2019

Picture
Over the next few weeks I will be sharing a variety of Virtual Team Builders to support you with quick activities that are going to support virtual and remote teams in focusing in on results and/or relationships.

Virtual Teams benefit from time spent in getting to know each other – who is who, who does what, and what priorities they are working on. Virtual team building activities don’t need to take a lot of time.

Something most teams will want to build in across time are quick warm-up exercises to create connection.

The first exercise I wanted to share (which will be followed next week by 2 more), is by creating connection through Icons.

As I mentioned in yesterday’s post, creating trust and connection across a group is critical. If it’s a virtual and remote team you are working with, you might be working across geographic locations. You may have a team member calling in from Asia, one from Australia, one from Africa, one from New York, one from Europe.

Part of creating connection and team success is ensuring that people get comfortable and feel confident on the call, especially if they might be using a working language that is not their first language.

In my work over the last several decades I’ve liked to incorporate photos and icons as “door openers” and metaphors for conversation.

Before I started Potentials Realized, one of my last roles was as a sub- regional manager. I had staff in 10 countries and out of our team of about 30 at one point there were 20+ different nationalities.

In creating connection across a virtual team, we want to give the team an opportunity to:
  • Get to know each other
  • Understand who we are as a team
  • Explore what's important to us
  • and understand how we are similar and how we are different.
These questions and the exploration of these questions is a really critical component of the virtual team leader's role.

Back to the icon exercise, using your access to stock photography find a photo that offers a selection of icons. Have each person select an icon that they connect with, which represents what they bring to the team.

As you go around the table, this is a fun way to share a little bit about yourself in a way that hopefully is not too threatening. Select a graphic that has enough icons which provide enough variety to invite people into the conversation.

Best wishes,
Jennifer

#TEAMS365 #1891 – Creating More Engaging Virtual Team Calls

3/5/2019

Picture
Last month I hosted a call on five virtual team builders as part of my monthly Effective Virtual Conversations community call. As part of this month’s focus on virtual team development, I am going to share segments of that call so you too can benefit. Before jumping into actual tools and activities (which are coming your way!), let’s start with a quick highlight of three practical things to make your virtual calls of all types more effective.

First, I think we all want to avoid what I term “death by conference call”.
If you spend any time working virtually, you know this. Rushing back to back with conference calls or streaming meetings where people are speaking “at you”.  This leads to the speaker sounding like a voice on TV (Blah, blah, blah, blah, blah). No surprise, you've got a thousand to do's and you turn to checking your email or reading through “that other document”.

We want to avoid that at all costs. If we have to meet, let’s make it effective and engaging! This can be dependent on the platform and groups that you're working with. There is still a lot of variety happening in the virtual learning environment. We may be doing Zoom calls, we may be doing WebEx calls. We may still be on the phone.

Second, in the virtual space, we need to consider the pace which typically is quicker than face-to-face contexts. We want to use more interaction and be intentional in bringing people's voices on to the line.

For example, I had a new group launch this morning. It's a group of 10. We use chat, we use breakouts. We used annotation several times through the 75 minutes of the call. We used chat to create our ground rules and ways of working, and breakouts to deepen connection across the group.

In a virtual space we want to be intentional in creating multiple ways to engage. We want to create multiple opportunities to boost connection and trust. If people don't feel safe or connected with others in the group, they're not going to engage.

One quick factor we can use is to leverage streaming so people see each other – so using video on Zoom, or Skype, or WebEx.

Third - another factor in making it work is really helping people have visual anchors. This might include a photograph shown at the start of the call, which creates focus OR having people write something on a screen as they start into a call. Making it interactive AND keep it simple is key in virtual work.

In the next couple of Tuesday and Wednesday posts here at the Teams365 blog I will share with you five main activities you can consider using when you work with virtual teams.

If you have a copy of my book, Effective Virtual Conversations, many of these posts touch on chapters related to part three of effective virtual conversations (pages 300 to about 444).

Enjoy!

#TEAMS365 #1806 – Effective Virtual Conversations Tip 74

12/10/2018

Picture
This week’s Effective Virtual Conversations Tip brings us to #74 in the series. Take a look back at other EVC tips here.

Teams which excel have strong relationships and are clear on what is important to them as a team. They are clear on their results.

An important part of building both relationships and strengthening results is that they have shared team practices or experiences which bring them together.

These will vary from team to team but could include:
  • A Monday morning huddle
  • An annual team picnic
  • The year end holiday party or service activity
  • The quarterly team booster shots.
What are the things you do consistently together as a team? What helps to boost your relationships and results?
Are there any additional activities you want to fit in?

Best wishes,
Jennifer

#TEAMS365 #1764  – Effective Virtual ConVersations Tip 68

10/29/2018

Picture
This week’s Effective Virtual Conversations tip focuses at Shared Behavioral Norms. Research continues to show that teams with shared behavioral norms have greater clarity around agreements, helping with alignment, behavior and results.
If you are working in a virtual or remote team context you will want to explore the following questions as a team:
  • What is acceptable in terms of our behavior and how we operate?
  • What is important?
  • What does it look like for us in practice?
For example, if a team indicates that one of the important things is respect, it’s important for the team to define what that looks like. Does that mean a certain way of communicating? Does it mean that team members respond to clients in a certain way? If you were to bring a camera into the workplace, what are the behaviors associated with that activity?

Activity:
As a team spend time making a list of the behavioral practices you want to employ. Consider how you will “enshrine” them to make them visible as a reminder. Different practices teams have used on this include plaques, statutes, photos etc.

Best,
Jennifer

#TEAMS365 #1761 #FLASHBACKFRIDAY: Five Ways to Make Teamwork More Effective

10/26/2018

Picture
This month's posts at the Teams365 blog have been focusing on teamwork. With that in mind, this week's post takes us back to Teams365 #377 which focused on five things for teams to do.

"
Great teamwork is supported by a couple of things that teams and team leaders can do on a regular basis. Today's blog post provides five things team leaders and their teams can be focusing on to really make team work, work.

1. Create a shared focus. I have written quite a bit in recent weeks of the importance of vision. Vision is important for us on an individual level as well as a team level. At one of your first team meetings this year, discuss your shared vision and focus for the year. What will success look like at the end of the year? What are key activities everyone is coming to be moving towards?

2. Dedicate time for the team - Great teams don't just happen naturally. They evolve with time dedicated to it. In recent posts I've encouraged teams to consider regular touch points that are dedicated to planning and team development. These should not be just check box activities but should each have a focus.  At the same time it is important to also consider what's working and "break out of any molds" you might be creating with your molds.
Activity: Grab a calendar and think about what your regular team meetings will look like and 2-3 others throughout the year. What will be the focus of each? Who will lead them? What's going to amp them up in terms of impact?

3. Keep goals visible and alive - one of the major challenges with goals in business today is that they are focused on so much at one time of the year and then never looked at again. Goals should be living and breathing and visible. Keeping the goals visible and alive for the team is key.
Activity: Consider how goals will be visible for the team.

4. Make it fun - What fun means varies for each team. Make sure whatever you are doing is resonant for the team members themselves. Watch the ruts you are getting into.
Activity: Consider what fun means for the team.

5. Get everyone involved. Developing future team leaders is often a mandate for most of us as team leaders as our own tenure will come to a close at some time. Getting everyone involved in creating team activities can be empowering to team members.
Activity: Consider who on your team would benefit and excel in taking a more active role in hosting, coordinating or doing team meetings."

Best wishes,
Jennifer

#TEAMS365 #1752 – Team Building Tip 206

10/18/2018

What team practices are supporting relationships?

From the realm of high performance we know that teams which excel have strong relationships. Part of this is making sure we have strong team practices – that could include Monday morning meetings, a mini-team event each month, a Thursday night social or a quarterly team development activity.

Consider your team right now and think about what is needed on the part of the team. What will help the team connect, have fun and get to know each other? Having fun as a team is important as it can help people relax and bring themselves more naturally into their work. If they are not able to bring their natural self to the workplace, disconnect may happen between how they work at home and how they work at work.

Here are seven different ways teams may be connecting with each other:

1. Daily huddles or quick status meetings (10-15 minutes) to keep projects on task.
2. Monday morning meetings – a meeting at the start of the week can support focus and alignment for the team, assisting with priorities and information sharing. Monday meetings may also flag issues that need to be addressed but haven’t been noted before.
3. Monthly project assessments – some teams may do a short monthly team meeting, highlighting key projects which need attention and/or doing a review. Some of the more common project questions are included under the next category of team debrief.
4. Team debriefs post major project (or mid-term). These may get the team to identify lessons learned, what’s working, what’s not and suggestions for the future.
5. A weekly or monthly social event around town. PingPong and darts are favorite options. Escape rooms and/or axe throwing are for teams who are more edgy (note: these options may not be applicable or appropriate for every team and their culture!).
6. Quarterly Booster Shots – Dedicating half a day or a full day to team development and/or learning. It could be undertaking an assessment together such as the Everything DiSC, or StrengthsFinder.
7. Key to making these valuable team practices, teams will want to consider the purpose and efficiency of each approach. Just because you do it, doesn’t mean it’s going well.

What is the team finding valuable? What needs a change?

Best wishes,
Jennifer
