#Teams365 #1177: Common Mistakes Made By Virtual and Remote Team Leaders

Today’s post explores common mistakes virtual and remote team leaders can make. In this post we are going to look at five different ones.
Not enough 1-1s – As I have said many times being out of sight is not the same as being out of mind. not spending enough time in one on one ones can be detrimental to the levels of trust team members feel, the connection they feel with others, which will have an impact on levels of engagement. What is an appropriate frequency of meeting time with team members? What does it look like – phone calls, video streaming, onsite visits, or bringing staff into the office regularly?
Not learning on your feet – Part of being an effective virtual and remote team leader is your ability to be shifting, learning and adapting. Given that there is much less levels of control and greater span, the ability to learn on your feet and expecting this rather than feeling you will have all the answers, can make a big difference with team members
Not being clear with goals – Goals can be a little different with virtual and remote teams. Whether people are matrixed and reporting into different areas, or whether goals can become competitive, providing opportunities to be clear with goals is important.
Not helping people connect with the bigger picture – Because virtual and remote team members are working with different levels of autonomy and independently, helping team members connect with the bigger picture is essential. This could include helping them understand more about corporate and departmental goals, giving them more access to strategic or corporate plans, and making goals and achievements more visible. Making goals more visible might include making the reporting structures more shared and visually appealing, or mapping out team goals on a weekly basis or other.
Not providing team members with the necessary responsibility and authority – A final mistake virtual and remote team leaders can make is not providing the necessary responsibility and authority to their team members so they can make the decisions they need to autonomously,

Where have we excelled?
Looking at our annual goals, what results are still needed?
What will it take from us (individually and/or collectively) to get there?

#Teams365 #1175: A mini-Checklist for Making Mobile TraveL Work Easier

Last week my son and I headed off to Florida for a few days of sunshine and fun. It was a last minute decision to grab a flight and hotel for a few days, requiring that I needed to take some of my work on the road – copy-edits, blog posts (which like this one were written on the plane), and some prep work for upcoming team development sessions.
For many years I was a virtual team leader – almost 13 years to be exact – and while I don’t miss all the travel I used to do there is something that is very liberating to have all the essentials you need, and nothing more, during travel. It’s been fun instilling this “just the essentials” with my son who is now at the perfect age for travel in grade six.
Here’s my mini-checklist for some of the essentials I always ensure I have on hand while I travel and work remote:
  • Key files loaded onto a USB key – and others in the cloud or dropbox so I can access it.
  • Fully charged devices – mini-size for travel. I usually pack my Surface when I travel which does all the heavy lifting I need without the weight and headaches of carting in and out of my briefcase
  • At least 3 pens in strategic locations
  • A pared down wallet/pouch which I carry my core documents with (cards, currencies and passport). I switched to a new brightly colored one this trip, making it easier for my aging eyes to spot and keep an eye on
  • A small nylon foldable bag (useful for any purchases or small shopping trips). I usually don’t take a purse on trips to expand my carry on allowance to a briefcase and a roll on suitcase, so the nylon bag serves many purposes –including my evening going out to dinner bag
  • A battery charger – booster for emergency power supply
  • A full set of charging cords in their own pouch (with the battery charger, usb key and any other core electronic items
  • Clothes – in a selection of mix and match and usually light weight. This time we shifted to packing our clothes in smaller compression pouches which really maximized packing space, allowing for some purchases at our destination!
  • Any paper files I need in plastic waterproof file folders or portfolios. Finding durable folder pouches is key and when you do find them, buy a set in a different colors – having a color code system which works for you so that you know you can put your hands on things quickly is key!

Today's Sunday quote is something I remind teams of all the time. "A small change in a team can have a ripple effect over time". Many writers compare teams to elephants. Big and unwieldy at times, and often not that flexible. If we look at systems theory as well, teams operate in a dynamic system. The changes that they make are part of that entire system, so it may be some time before the "ripple" effect of changes is felt.

On most teams today we face the common challenge of competing priorities. whether these priorities are competing for time, dollars or personnel, proactively understanding  what the priorities are of each team member is key. This is important whether you are in a face-to-face or virtual team.

This week's team building question gets you to share your input around "what's your most important priority?".

Take note of the priorities that show up, and not what is completing and what might be complimentary. What do you notice about resource allocation towards these priorities? Any changes you would make?

#Teams365 #1170: 3 Areas to TAke the Pulse on your Virtual or Remote Team

In several past posts we have looked at the factors which make high performing teams excel. This month we are looking at remote and virtual teams specifically. Today's post includes three areas you may want to do a pulse check on, to ensure your team is running at peak performance:


Clear goals  - On the individual level and also the team level, how does each team member connect into the larger interface of the team. Being clear on what success looks like and what is necessary to achieve this? That might include resources, feedback loops, authority, responsibility and/or reporting structures)

Roles and responsibilities – A second essential area for virtual teams to look at are roles and responsibilities. It is imperative for all team members to be crystal clear and granular in terms of what the roles and responsibilities of each team member is. Additional questions to consider are:
How their work intersects with others.
Where might duplication exist?
What responsibility and authority do people need in order to complete their work?
Who they report to, receive feedback from and when.

Matrix relationships – It is likely that the employee will have a series of matrix relationships, especially if they are global. In clarifying matrix relationships it is important to be clear on what the reporting structures are and how and when issues should be flagged with each leader. Being intentional around the feedback loops is also important.

#Teams365 #1169: Three Myths about Virtual and REMote Teams

There are a number of myths we can hold about virtual and remote team leadership that are not founded
They can’t build as strong a connection – Increasingly many of us have become accustomed to working virtually and working remote is just as natural, and sometimes even more beneficial, than working with others face to face. There is a common myth that you can’t build as strong a connection across the team. With intentional focus on building trust and connection across the team regularly through meeting points, and structured activities. Different technologies such as video calls can also foster connection, trust and interaction amongst staff as well
You need to see each other often (face-to-face)to build connection- There is another common myth that teams have to see each other physically to build connection. With meeting technologies that allow for breakouts, streaming and other highly interactive approaches, we no longer have to rely on face to face meetings to be able to focus on team development. My new book – Effective Virtual Conversations – will include a couple of chapters which will focus on virtual team development

I need to micromanage – As a virtual team leader micro-monitoring is critical. That’s different than micro-managing. Micro-monitoring encourages team members to take action, and through structured reporting, note their progress. Consider the metrics you want to follow and have your team report on. Will a bi-weekly or monthly reporting structure work well? Is there a way to have the team share their insights with each other so that they too can have access to the reports and data flow?

#TEams365 #1168: Five Ways to Build Trust in Your Virtual Team

Trust and connection is important in virtual teams, just as in in-person teams. Many times team leaders struggle or question how they can more effectively build trust within their teams. Today's post looks at five specific activities you  might consider doing in building trust within your virtual team. While virtual and remote team members may not be as interdependent in their work as some intact teams are, trust leads to connection and engagement.
Here are five ways to build more trust in a virtual team:

Get to know each other – As I've mentioned in past posts such as Teams365 #1126: 3 Activities to Connect Your Virtual Team, taking some time to help people connect at a deeper and more personal level can be important for virtual teams. Check out #Teams365 post  #1126 for three quick activities you could use as a warm up in your work: What's at you  desk, what's in my lunchbag or what's outside my window.

Build in formal touch points regularly - Being more intentional and scheduled with your team meetings and processes can also benefit virtual teams. Consider how you can build in meaningful touch points throughout this next quarter.

Help people see the connection between their roles - If we are not clear on the bigger picture, or how our roles intersect with others, it is very easy to think that we work in isolation. Help people on the team connect through dialogue or even physically mapping out how roles intersect.

Follow through - Accountability and follow through are critical in virtual teams. Just because it's out of sight, doesn't mean it's out of mind. Consider how follow through is happening as it should. Here's a great article from Nan Richards on "In the New Workplace - Trust Begets Trust"

Peer partners - As I have mentioned recently, assigning partners across the team can also lead to stronger relationships and deeper understanding of what others do. Check out Teams365 #1149 for a post on leveraging peer coaching skills which may be an area for development within the team.
