TEAMS365 #2220 – Team Essential – Connection

This week we round out our focus on core Team Essentials before turning our attention next month to collaboration, conversations and relationship building.
One of the core elements which team members may struggle with is feeling connected to others on the team. This gets even more augmented when working in the remote space, given that we don’t see each other. As I have shared in recent blog posts this month (ink), connection is key for getting results.

What are the ways we can boost a team’s sense of connection? First, consider what are the visual element which are bringing people together. As I wrote in yesterday’s Effective Virtual Conversations post, making things more visual and visible through the use of structures, images and icons can help create a sense of connection and identity.

Another key part of building connection is to ensure that people know who is on the team, and what roles they play. Do people understand how their work connects and impacts others on the team. This type of connection needs to be linked back to ensuring that there is a clear vision. This vision will help to anchor of what the team is working towards and what’s important to the team. Is your team connected to the same vision? Is everyone working to the same end point? Is it time to revisit this?

A third area is helping people connect with each other. Beyond our work, do people know each other and know a little bit more about who each person is as a human being. As we get to understand WHO is WHO on the team, we can develop a more solid working relationship, one that is not just transactional.  Providing time for each team member to share a little more about who they are, their strengths, what’s important to them, or even what’s beyond the screen can help to widen the lens and understanding of who is who on the team.

TEAMS365 #2214 – Team Essential – Building Trust

A large part of the conversations I have directly with team or with leaders is around trust. This seems to be one of the most significant issues in organizations today, helping or hindering what gets done.

As we wrap up to the 20 for 20 series, I want to put some further attention around some of the Team Essentials. These are things that we will want to return back to and explore further with those we work with – even if we work remote. In fact, trust can become an even more important issue for those working in the remote space. It’s our trust levels that often go hand in hand with our sense of connection. When working remote, that sense of connection can have significant impact on our motivation, engagement and even ability to show up and do great work, day in and day out. If we don’t trust, or even know, those in our team, it’s hard to collaborate. This will ultimately have an impact on outcomes and results.

What are the different ways we can build trust? I like to go back to the basics. Trust is seen through behaviors we undertake and choose to share. It includes the things that can seem mundane like:
  • Showing up
  • Being prepared
  • Following through on what we say we will
  • Providing feedback (about what’s working, and when its not!)
  • Communicating
  • Inquiring/asking questions

There are several excellent models around trust that teams may want to explore. Two that I have continued to point to include:
  • Reina and Reina’s model around trust – Check out some of their writing here.
  • Stephen Covey’s books around Smart Trust and the Speed of Trust

It’s Friday which means that it’s time for a Flashback Friday. Today I wanted to reach back to a 2017 post on Things New Remote Teams Need. Whether you are new to remote work, or are supporting others who are, this week’s post can also serve as a good checkpoint at the start of the year to see how we are all doing in each of the areas explored.

Here’s what I wrote:

In today's business context many teams are moving to a mobile, distributed or remote work force. Whether it's because the talent pool is dispersed, or commute times are pressurizing employees, remote work can be as effective or more so, when virtual teams are set up for success. Today's post explores six things new virtual teams need in order to thrive. These elements include:
  1. Clarity regarding reporting relationships. Who are they to report to on what issues? When is reporting required? If matrix reporting relationships exist, what do they report to whom? What issues need to be co-reported?
  2. Clarity regarding expectations regarding working – hours, approaches, breaks, how to log and share work etc.
  3. The technology and ability to connect with others in the team and across the organization. Working remote can be a lonely endeavor and just as social time is important for face-to -ace teams, so is face-to-face for virtual team.
  4. Regular check ins and feedback. Regular check-ins and feedback may revolve around the questions:
    1. How’s it going?
    2. What’s working? What’s not?
    3. What support do you need?
    4. What are your current priorities?
    5. What resources do you need in order to get the results you need?
  5. Platforms so they can see each other and connect with their team. This could include regular virtual potlucks where the team actually connects for a meal from each of their locations. It could also include face-to-face time – quarterly or on a regular basis.
  6. Clarity regarding how to flag issues - what issues to raise and when. Who should they be flagging issues to? When is the team leader available and how?

TEAMS365 #2200 – 20 for 2020 - Day 8: Accelerating Your Teamwork This Year

Today’s Milestone post (#2200!) is all about accelerating your teamwork this year. While the context of teamwork has shifted dramatically, the fundamentals of great teamwork has remained the same. I thought that it would be great idea to revisit what I term the 6 Factors of High Performing Teams: six core ingredients for team success. (Six Factors of High Performing Teams – Copyright Jennifer Britton 2017 - 2020)

Regardless of if you are a remote team, or an intact team, taking time to focus on these elements will help you go faster in the medium- and long-term.  I write more on this in part 3 of Effective Virtual Conversations.

As a team, have you taken time to clarify and agree upon these areas?
(as built upon from Teams365 #1920)
  1. Shared purpose or mission (Your WHY)
    What is your purpose? Your mission? Why do you exist? Does everyone hold the same understanding? What does this mean practically for your work? What priorities does your purpose or mission naturally create? What are people doing to keep the vision and priorities VISIBLE?

    2. Shared behavioral norms
    How do you do things? What is acceptable and unacceptable on the team? What behaviors and habits exist? Which ones are supportive of exceptional performance? Which ones aren't? Is it time to revisit your shared agreements or TEAM charter and how you operate?

    3. Shared commitment
    What are team members committed to? What will you get done, no matter what? Is there anything that needs to be dropped off the list? How do members of the team have each other’s backs?

    4. Shared performance goals
    What are key goals for the team this year? What are key individual goals? How do your goals align across the team? Overlap?  What needs to get done by one team member and then passed on to another? What is contingent upon another task completion? What does success look like for each member? For the entire team? Does everyone have an understanding of the key goals of others on the team and how they feed into them?

    5. Shared team practices
    Teams that work together effectively share common practices which support both a focus on RESULTS and also a focus on RELATIONSHIPS. This might include team practices such as a Monday morning huddle, a Thursday night out or a daily check in at 3 pm ET for a team that needs to get things “out the door” by 5. What practices support your relationships? Your results?

    6. Clear Roles
    How do our roles overlap, align and connect? On the team, what are people’s strengths? Who is good at initiating things? Completing things? Checking for quality? Innovating things? What changes, if any, are needed this year around your roles giving your priorities?

As a team what’s important to note? What areas need further clarification?

​While this may be the last day of work for several of you reading today’s post, we still have another 11 days to go in the year. I thought it would be appropriate to link back to a great post from 2016 which included 10 questions for you to take stock of the last year. I hope that you enjoy the reflection and if you are signing off work for a few weeks – Enjoy!

Here’s what I wrote:

Today's post gets you to start turning your attention to some stock taking of this past year. We've got a little less than a week left in the year, and between the parties and presents and eating and resting, it can be a great time to take stock of the year. Here at the Teams365 blog this year we've focused on a range of topic areas including Virtual Facilitation, Global Leadership, New Leadership tips, Exercises to Undertake With Your Team. I also did a couple of series including the Foundations of Feedback, the Foundations of Teamwork, and the Goals. I’m sure you've picked up our bias here at Potentials Realized that success in today's business context is so dependent on Results, Relationships as well as Learning.

I hope that you will grab 15 minutes today or this week to reflect on these 10 questions to help you take stock of the past year. I'll be following up in a few days with ten more questions to support you in creating your vision for the new year.

Here are ten questions to support you in taking a look back at the last year:
1. What's been your biggest success this year?
2. What are you most proud of accomplishing? OR What were your greatest results?
3 What habits have most supported you this year?
4. What three adjectives sum up the year for you?
5. What were key relationships instrumental to your success and experience this year?
6. What has been your biggest, and most important, learning this year?
7. If you were to give this year a book title, what would it be?
8. What do you want to make sure you keep doing in the new year? What do you want to stop doing?
9. What do you want to acknowledge yourself for?
10. What and how will you celebrate the successes of 2016? With whom?

TEAMS365 #2164: Key TOpics and COnversations for Teams THis yEAr

In my work as a coach, I am privileged to work with leaders (both seasoned and new), as well as teams. At this time of year, I like to pause and take stock of some of the themes I’ve seen and have been working around with clients. It’s been a varied year, but some of the key conversations I’ve been hearing about are:

How do we work most effectively knowing we are a diverse team? This often has involved a deeper dive into helping people understand not only their strengths or styles, but also the flip side of it – what happens when their strengths or styles become over-magnified.

What can we do to focus? Discernment and focus are two areas many teams have been building their muscle in. While the range of what this looks like can be vast, some of the questions teams like to engage with are:
  • Where are we paying attention?
  • What do we need to say no to (these may be things that are not adding value, are serving as a distraction rather than an important piece of work or….)
  • What areas do we need to become more discerning in?

What else is important to note as a team?

What can we do to become more effective as a virtual team? With an increasing number of people going remote, it’s important to think about what is going to make you most effective when working across distance and boundaries. This week’s Effective Virtual Conversations Tip brings us to #122 in the series. You can read others here.

This week’s tip also takes us into a Remote Team Tip. As someone who has spent the majority of my career working either leading remote teams, or supporting remote teams, I always know the importance of connecting people. As I often say in the remote space “Remote does not equal disconnected”. While it may seem that people are far away, business is still done via relationships and we need to take time to proactively build relationships. Trust and connection are still key in this work.

Remote team practices are at the heart of communication and relationships. Team practices might mean a consistent Monday morning huddle or a virtual working session every last Thursday afternoon of the month.

TEAMS365 #2159 – Thursday November 29: Team Building Tip 263: Remote Work Enabler: Expectations

​It’s Thursday and while some are celebrating Thanksgiving, many of us have a regular day of work. This week’s Team Building Tip is a “Remote Work Enabler”. Throughout the upcoming weeks I’ll be including a number of special items to keep in mind to help your remote team THRIVE, not just SURVIVE!

The first remote work enabler I wanted to point to was that of expectation. In a remote team, we may be part of multiple matrix relationships, which makes it even more important for us to be clear on our expectations about HOW THINGS ARE DONE.

Teams can benefit from taking time to create a WAYS OF WORKING, or Team Agreements about how they will operate together.

What are the team expectations around?:
  • Showing up for meetings
  • Focus at meetings
  • Being prepared
  • Being punctual
  • Quality of work
  • Surfacing issues
  • Addressing difficult conversations
  • How you interact with each other
  • Share information
  • Connect with others outside of the organization
  • Participate in ongoing learning

Each one of these could spark a conversation around multiple factors.

When expectations are not clear we run the risk of doing things differently, having varied output, and most importantly, creating assumptions that might not be founded. These can have the most detrimental impact in the long run.
As a team, what do expectations do you want to make clear?

My writing around Remote Pathways and the Digital Dozen started this past summer as part of a literacy fundraiser is was part of called the Muskoka Novel Marathon.
