1. Set a Clear Purpose
Each 1-1 should have a defined purpose. Is it to review progress on a project, discuss career goals, or address a specific challenge? Share the agenda with your team member ahead of time, allowing them to come prepared. A focused agenda ensures both parties know what to expect and can make the most of the time together.
2. Balance Short-Term and Long-Term Topics
While it’s tempting to focus solely on immediate tasks, 1-1s are also an excellent time to discuss long-term goals and development. Allocate time for both. Start with urgent or pressing matters, then shift to topics like career aspirations, skill-building opportunities, or broader team objectives. This balance fosters both productivity and growth.
3. Listen More Than You Talk
A 1-1 is as much about the team member as it is about the leader. Create space for open dialogue by asking thoughtful, open-ended questions like:
- "What’s been going well for you recently?"
- "Are there any obstacles you’re facing that I can help with?"
- "What support or resources would make your work easier?"
Active listening builds trust and helps you uncover insights that might otherwise go unnoticed.
4. Use Data and Examples
When discussing performance, goals, or challenges, rely on data and specific examples. This approach removes ambiguity and keeps the conversation focused. For example, instead of saying, “Your project seems delayed,” you could say, “The last two deadlines were missed by three days—what’s causing the delay?” Clarity fosters better problem-solving and action planning.
5. End with Action Steps
Conclude each 1-1 by summarizing key takeaways and agreeing on next steps. This could include goals to achieve before the next meeting, resources to explore, or follow-up actions for both the leader and the team member. Document these steps to ensure accountability and track progress over time.
6. Reflect and Adjust
After the meeting, take a moment to reflect on what went well and what could be improved. Invite feedback from your team member to continuously refine your approach.
Conclusion
By setting a clear purpose, balancing topics, and actively engaging in the conversation, 1-1s can become a powerful tool for driving alignment, growth, and success. With these tips, your next 1-1 will not only be more strategic but also more impactful for both you and your team member.
