#TEAMS365 #1968 – Teamwork in Uncertainty – Pivot

As a writer, one of my favorite past times is heading to the library for some focused writing. I often try to fit it in on Tuesdays. When I am there, I usually check out the business book selection. Two titles, both named Pivot, recently caught my attention. Jenny Blake’s Pivot  explores the shifts and turns we can make in our career. The 2nd Pivot book is by Adam Markel. Pivot: The Art and Science of Reinventing Your Career and Life.

Both are great reads for those looking at ongoing performance and change. Whether we work for others or ourselves, we can all benefit from the tools and tips in both books.

The Cambridge Dictionary defines pivot as:
  • a fixed point supporting something that turns or balances;
  • the central or most important person or thing in a situation.

https://dictionary.cambridge.org/dictionary/english/pivot

As you consider your biggest opportunity or challenge right now, consider:
  1. What is creating balance in the situation right now?
  2. What is the fulcrum around what things are turning?
  3. What is the important person/issue in this situation?
  4. What is the most central item?
  5. With this information in mind, what’ s possible? What are the options for next steps?

Best wishes,
Jennifer

#TEAMS365 #1966 – Teamwork in Uncertainty: From the Vault

5/19/2019

Welcome back to another Sunday post here at the Teams365 blog.

Today there are two items I wanted to share with you:

#1 – The latest installment of the #90DaysPlanDoTrack Video Montage. These are a summary of some of the daily question prompts I have shared over at the CoachingBizBuilder Instagram feed. They will be of interest to business owners, leaders and other team members.

#2 – I also wanted to share another post from the vault here at the Teams365 blog. Given our focus this month on Teamwork in uncertainty, you’ll also want to think about how prioritization can be a skill cultivated with all team members. Whether the team is working remote or in person, when things are changing quickly being able to prioritize work and ask questions to others to prioritize is also a key skill.

Here’s a post I wrote last year on Prioritization and Teamwork in Complexity – Teams365 #1610

Prioritization is a skill set we draw upon regularly in times of complexity. Prioritization allows all team members to regularly scan and manage their workload.

Key to prioritization is:
  • Having the tools to prioritize
  • Feeling empowered to make decisions and take responsibility for managing workload
  • Understanding what is most important – to the different players of the team, as well as the different time frames you are working on (short term, medium term)

In past Teams365 posts I’ve explored a range of prioritization skills including the Urgent/Important Matrix (we often attribute to Covey), as well as a Decision Matrix where we weight what’s important in making our decisions

For more on the topic of prioritization, check out these additional resources:
  • This excellent article from MindTools.com - which has an incredible amount of other resources team members and leaders will also want to check out.
  • LiquidPlanner.com's article on How to Prioritize Work When Everything Is #1 - Read it here.
  • For those that are looking at prioritization through the lens of product design, you'll want to take  a look at this excellent article 20 Product Prioritization Techniques.

Enjoy the rest of your weekend!

#TEAMS365 #1964 - #FLASHBACKFRIDAY – Teamwork in Complexity

This month’s posts are geared to Teamwork in Uncertainty. This is a close cousin to last May’s posts on Teamwork in Complexity. I thought it would be useful to take us back to that post on Teamwork Skills in Complexity – Experimentation from May 2018. Here’s what I wrote:

This month we are exploring the skills required in teamwork, including listening and curiosity. Today I wanted to take a dive into a third skill area, that being the area of experimentation.

Experimentation is key for business leaders and teams today. Many times, the context is changing so quickly that we don’t have time to complete an entire roll-out before having to make a final decision. That can lead to a mindset of experimentation, where it is encouraged to try things out, see what works and what doesn’t.

In supporting experimentation in our team we want to:
  • Encourage and reward trial and error
  • Create safety around not getting “things right”
  • Provide team members with time and resources to experiment, beyond their every day team responsibilities
  • Facilitate an evaluation of projects or “Experiments” that are completed or are even at the midpoint

Questions we may ask at project reviews include:
  • What’s working?
  • What’s not?
  • What are the things that need to be abandoned or tweaked?
  • What additional resources do we need?
  • What unknown obstacles have become visible?
  • What is the big learning we are taking?
  • What is the one thing/ or the many things we are going to do differently going forward?
  • Who else can we learn from (including our own past projects?

What else is important for you to note around experimentation?

If you haven’t read the blog posts I did earlier this week on Teamwork in Uncertainty around experimentation and cultivating more curiosity, be sure to check them out.

Wishing you all the best,
Jennifer

#TEAMS365 #1961 – Teamwork in Uncertainty: Encouraging Curiosity – What The Research Says

5/14/2019

Picture
Last week I shared a post on cultivating curiosity. As a former team leader myself, working in highly volatile and changeable environments, cultivating curiosity was an important area to support my own team in. Given that many were responding to post-disaster contexts and needing to look at how to do their work in a highly changing environment, it was not business as usual. What many leaders don’t realize today is that “business as usual” may not longer be present in many industries.

As a leadership practitioner, author, coach and trainer, I’m regularly in conversation with leaders and teams around how important the skill of curiosity is. Yet, there are still many naysayers – from leaders and team members.

So, what does the research say?

I took a look at some of the more recent research in the area of curiosity and came across a great set of articles from Harvard Business Review - September 2018. In that edition, they cited the research and article written by Francesca Gino who has studied the area of curiosity. Read her article and study here.

Out of those surveyed, 70% of employees indicted that they faced barriers to employing more curiosity.

She cites in her article “The Business Case for Curiosity” five ways to encourage more curiosity:
  1. Hire for it.
  2. Model it yourself – inquisitiveness.
  3. Emphasize learning goals. Many leaders today focus solely on performance goals. While not abandoning performance goals, what can you do cultivate and allow for more of a focus on learning goals?
  4. “Let employees explore and broaden interests”. As someone who was schooled as multi-disciplinarian, I have seen throughout my career how a broad knowledge base becomes an asset, rather than a liability in times of change and complexity.
  5. She also encourages days where people explore the questions: Why? What if?  How might we do that?

Individually, each one of these suggestions could have a ripple effect on the way people work, without detracting from core functions.

What are the benefits to starting to integrate some of these approaches in your team meetings and ways of working?

Best,
Jennifer

#TEAMS365 #1955 – Teamwork in Uncertainty: Cultivating Curiosity

5/8/2019

Picture
As we continue our exploration about teamwork in uncertainty, today’s post covers the ability to cultivate curiosity. Curiosity is a key skill helping us become comfortable with learning and not knowing. When we are stuck in an expert mindset, we may feel we “know everything”. There is a danger in this, specially when contexts change. Cultivating more curiosity for learning, exploration, trial and error, gives team members permission to try things out which may not work.

How do we cultivate curiosity?

Encourage people to ask questions like:
  • What else? This question helps us see alternative paths and solutions.
  • Why not? This question gives permission for us to explore another angle around things.

Encourage trial and error.

Get team members to explore what failure means and does not mean.

Provide opportunities for growing skills in new areas through job shadowing, mentoring and/or special projects.

Next week I’m going to turn my attention to what the research says about curiosity and teamwork, and why it is important to cultivate more curiosity in our staff right now.

All the best,
Jennifer

#TEAMS365 #1954 Managing Uncertainty: Building Trust and Connection on Your Team – Virtually!

5/7/2019

Picture
We turn our attention to teamwork in uncertainty in today’s post, as well as tomorrow’s. One of the most important foundations for teams moving through change, uncertainty and volatility is TRUST.

Trust is an essential precursor to effective team work. It doesn’t just form. We need to be intentional in creating it.

As I write in my book Effective Virtual Conversations, there are many things we can do to build trust and connection in the virtual space including:
  1. One on One Time: Having regular calls with your team members to check in around how things are going, as well as what their needs are from you, and from the team.
  2. Group or Team Agreements (Ways of Working): Creating shared agreements around HOW you will operate as a team. This helps to create safety, an essential precursor to trust and connection.
  3. Create shared expectations: What does everyone expect from each other? What are your expectations of how you will operate as a team?
  4. Breakouts: Using breakouts regularly in team meetings can help people get to know each other better. Breakouts enable people to connect with one or two others for short periods of time around key discussion areas.
  5. Paired partners: Assigning partners across the team. In my former work we called these peer partners and we rotated it on a regular basis – i.e. every 6 months. The role of the peer partner was to connect on a bi-weekly or monthly basis with another team members to chat and connect, sharing a little more about key projects and tasks they were working on, and focusing in on learning more about their partner. Brainstorming around key opportunities and challenges also ensued, as did some formal and informal mentoring.
  6. Being clear about process and what to expect: Trust is also built on virtual calls by letting people know what to expect about process and key items.
  7. Connect people early on with their WIIFM (What’s In It For Me?): Connecting people around their What’s In It For Me at the start of the call, helps to connect people with the relevance and importance of the topic in their world. Without this, it is unlikely that we will listen.

What will help to build trust and connection for your team members?

Another key element to helping teams thrive in uncertain environments is connection. Knowing other members of your team – who they are, what they do, who they are connected with, and what strengths they bring – is crucial in contexts which are changing regularly.

No person is an island, and our relationships are even more important.

To boost connection on a virtual team we will want to:
  • Build in moments for teams to learn more about each other – who they are, what they do, what they can be counted on to accomplish.
  • Help people articulate their role, and how they operate. This might include a one pager with a focus on “Here’s what you should know about me”.

Best wishes,
Jennifer

#TEAMS365 #1944 – Weekly Journaling Prompt 47: What's Changed?

4/27/2019

Picture
This week’s Weekly Journaling Prompt is “The thing that has changed the most for me this year is…”.

Change is everywhere this year and our reaction to change can also vary. What is the thing that has changed the most for you this year?

This week consider the prompt the “The thing that has changed the most for me this year is…”.

Consider what is possible now that this change has taken place. Is the change good, or not so good?

What’s is available to you now that this change has taken place?

Is this something to celebrate or not?

Enjoy your reflections!

#Teams365 #1866: FlashBackFRiday - Collaboration, Uncertainty and Complexity

2/8/2019

Picture
Earlier this week I hosted the February 2019 Virtual Book Club call for PlanDoTrack - my latest publication for virtual and remote team members and leaders. The focus was on Collaboration and 10 Questions to Ask When Collaborating virtually. You can view it here.

With this focus in mind, I thought it would be interesting to loop back to one of last February's post on Collaboration and a quote from me. Here's what I wrote in Teams365 last February 24, 2018:

Today's quote comes from me - "When it's uncertain, complex and changing, collaboration is needed".

One of the themes I work with teams and leaders around is the ability to become more fluid in approaches to help them with the ongoing complexity and change of their work. What once was more isolated to the type of work I did with the UN - ongoing change, ambiguity, ever changing situations, is now becoming much more common-place to everyone in the work force. It requires a different way of working, and a culture shift, for many organizations. This is not easy, nor is it quick. The change may take years to really take hold and be "lived" at all levels of an organization.

For teams and leaders, learning how to collaborate more effectively and efficiently, can be part of the shift to a more fluid working style. It's more likely that you may not have all the information you need, or can access yourself. It's likely you don't have all the relationships needed to get something done. Being able to liaise with, and work through others, is a critical skill set for today's workforce. A leaders' role, particularly one who is supporting a virtual or remote team, often becomes one of liaison - connecting others to resources and people.

What type of collaboration is needed? What is the level of skill around collaboration in your leadership? Team? I hope that you will take some time looking at the posts I've written on collaboration this month and in my earlier years of the blog. Check out past posts on collaboration here.

What is important to note about collaboration for you in your work right now?

Enjoy the conversation,
Jennifer
