Welcome back to the 106th Weekly Journaling Prompt. This week’s prompt is “I appreciate”. What do you appreciate and are grateful for? As I have written in the past, gratitude plays an important role I health and well being.

As I shared in Teams365 #331:

Flowing from gratitude are a number of health and psychological benefits which include higher levels of optimism, increased positivity, more pro-social relationships, happier relationships, and also lower levels of toxic thoughts. As you will read, one practice which has been shown to increase gratitude and the benefits is keeping a gratitude journal, which is as simple as writing down on a weekly basis five things you are grateful for that week. 

You can read more about what science has found about the importance of gratitude and how to incorporate more of this at this link from the Center for Greater Good from the University of Berkeley.
 

What are the things you are grateful for? What would it be like to keep a list of what you are grateful for on a regular basis, even if it’s as simple as listing out the top 3 things you are grateful for?

​The ninth Essential Leadership read is the Confidence Code: The Science and Art of Self-Assurance by Katty Kay and Claire Shipman.

Confidence, along with presence, is a key issue facing leaders today. The book will be of interest to women of all leadership positions, as well as aspiring leaders. It includes a number of insights from very successful women on what confidence and self-assurance means and looks like as a female leader. I personally connected with a number of the stories included which spoke about how even with great success and expertise in our given areas, confidence and self-assurance may continue to be a focus as we continue to move forward with our careers. The book also includes personalized strategies which many female leaders use to boost their own self-assurance and success.

Earlier this week I shared the new 2022 quiz I’ve created for those who coach, called the Team and Group Coaching Superpower Quiz. Check it out here to learn more about your natural coaching style, and what you can do to activate your superpowers when working with clients.
 
Tomorrow, October 7th, we’re kicking off the inaugural ACTIVATE YOUR GROUP AND TEAM COACHING SUPERPOWER PROGRAM. During this five seek virtual learning experience we’ll support you in seeing your natural skills as a coach, and we’ll get you to think about what you can dial up, and dial back in service to your clients. 

This is critical when coaching teams, given the diversity which exists within a team. That diversity is something we explore in last year’s QUIZ – the Hybrid Work Styles Quiz. Check that out with your team to have a discussion around what unique interest styles your individual team members have. The quiz only takes two minutes.

​Mentoring:  Four Essential Elements

Mentoring plays a key role in the development of talent within organizations, and is often overlooked or underutilized. Increasingly organizations are viewing it as an important part of their succession and talent management process, in addition to being a useful approach during onboarding. While many mentoring programs focus on growing the next generation of leaders, mentoring programs can also support career transition across industries and diversity initiatives within organization. Mentoring plays an important role in building relationships across and organization and/or industry.

Throughout the mentoring relationship mentors provide opportunities for the protégé to learn based on real life experiences. A powerful tool for understanding organizational culture. Mentors also help protégés understand really how things get done, and the politics in an organization. Mentors can be a powerful, and positive, person in your network.  How might mentoring benefit your organization?

As you start to establish mentoring within your organization and formalize a mentoring process, there are several areas you will want to consider. These include:

Clarify the roles and responsibilities of mentors and mentees/protégés - In successful mentoring relationships expectations are clear. The roles and responsibilities of both the mentor and mentee are discussed at the start of the mentoring conversation. Pairings know who will be initiating meetings, and what type of support each party wants and can provide to the other. Mentoring can benefit from a clearly defined start and end to the process. Early on create expectations round how frequently partners should meet for. As part of the process of mentoring it can be useful to hold a short kick-off session, which may also involve some training and expectation setting for the wider group of mentors and protégés.

Have mentees set the goals - Having two or three specific goal areas in focus helps to structure the mentoring conversation. Mentees should spend time at the start of the process to identify and share with the mentor key areas they would like support in. It will also be useful to have the portage set the agenda each conversation. Some mentors may ask protégés to email focus areas few days before the session, whereas others may be more comfortable addressing the mentees needs in the moment.

The life cycle of the mentoring relationship has several distinct phases. In the first meeting, mentors and mentees will want to share more about their background, and their expectations for mentoring process. At this time is also very useful to identify together when, where and how you will meet. Be clear with each other on what’s going to work best for both of you. Some compromise and flexibility may be required on both of your parts. Another alternative may be to schedule some of your meetings by phone or skype, particularly if you are situated in different offices or geographic locations.  Discussion around topics such as confidentiality is also important as the mentor will likely be sharing real examples based on their experience.

As you get to know each other and connections progress, check in around what’s working well with the mentoring relationship and what is not. It is important to be honest and frank with each other, particularly if expectations are not aligned.

As the mentoring relationship comes to a close, build in time to have the mentee identify their learning from the process. We often say that mentoring is a two-way street and hopefully mentors will learn as much from their experience as well. As a mentor, consider what your greatest learning has been throughout your conversations. At the end of a mentoring process in your organization it can be useful to bring mentors and mentees together, even virtually, for the sharing of lessons learned, best practices and other evaluation feedback. This can feed forward into the next cohort of mentoring conversations. Several of the protégés may opt to become a mentor in future program rounds.

Core Skills in the Mentoring Process

There are several skill sets which enhance the mentoring process. As a mentor, lead with core skills such as listening and powerful questions. Mentoring is not just about sharing your experience, it is also about supporting the mentee with new insights and perspectives around their work. Listen closely for what they need. Do not assume you know.

Mentoring is a conversation to support the mentee in also identifying what they know and where they want to go.  In asking questions it is often useful to lead with a WHAT? For example, “What’s another perspective around that ?”OR “What did you learn from that experience?”. WHAT questions invite conversation and dialogue, whereas WHY questions may put people on the defensive, and HOW questions often lead us into process and thinking about how things are done.

Other core skills which mentors may use include sharing observations and providing feedback. Sometimes mentees may also want you to be an accountability partner.  Others may want to be acknowledged. Ask what they would like from the mentoring process and what role they would like you to play. Finally inquire about the approaches they would like you to incorporate - providing stories, leading you to resources, providing links to best practices.

In closing, successful mentoring partnerships benefit both the mentor and mentee. It is an underutilized approach for growth and development. Consider how you can expand mentoring within your organization or industry.

This week’s Weekly Journaling Prompt brings us to the prompt of FLOW MEANS.

Flow is an important psychological state for well-being. As I shared back in Teams365 2434 in Weekly Journaling Prompt #114: https://www.potentialsrealized.com/teams-365-blog/teams365-2434-weekly-journaling-prompt-114

When we are able to tap into the river of excitement that can course through our body, and soul, it’s likely that we are tapping into that magical place called FLOW. At moments of flow, time takes on new meaning. Things may feel magical. And it’s usually a signal that we are doing the things we are MEANT to.

What do you need to say YES to in order to cultivate more of that?

​Today's #FlashbackFriday takes us to two posts on delegation, an area team members and team leaders regularly ask for support in. You might wonder, how can a team member ask for support? Well, with today's shift to more agile, and empowered teams work often flows up, down and across.

Today's FlashbackFriday posts merges two past posts together - First Teams365 #391: Delegation - the Dreaded D Word. Here' what I wrote:
"One area both new and experienced team leaders struggle with is in the area of Delegation. How do you find delegation as a skill set and practice yourself?

If you are one of the many leaders who struggle with this area then this week's focus on delegation is for you. You may already find yourself with way too many things on your plate, and not enough time to do it.

To get a handle on what might be "delegation material" schedule the following 10-15 minute activity:

1. Pull out your current to do list, along with your accountabilities for the next quarter.
2. With these in mind, take a look at the current key priorities. These may be shaped by KPIs (Key Performance Indicators), Team Goals or any other Organizational Goals which are priority this quarter (or year).
3. What are the tasks that only you can accomplish?
4. What are the tasks that you need to be involved with, but can be supported by others?
5. What are the tasks that you really need support from others to accomplish (i.e specialized skills may be needed, due to complexity etc)?
6. What are the tasks on your list that really need to be completely handed off - who can do them? What support and direction do they need?
7. With these items off your plate, how much more time will you have?

Once you have gotten a line of sight on the tasks which need to be handed off, we can then start exploring how to do this. We'll be looking at tips for that this week, and you may also want to refer back to other posts I've written on delegation namely

Once you have figured out the big picture you may want to do a check with these questions from Teams365 #393: 8 Questions to ask yourself about delegation in which I wrote:

 "At the core of delegation is planning, and the ability to have a good conversation. Conversations are started with great questions. Today's post prompts you with some of questions to consider.

8 Questions to be asking yourself as you think about delegation include:
1. What is important for me to focus on right now? With that in mind, what can I delegate on?

2. Who would benefit, and be able, to take on each task?

3. What support will they need to the successful?

4. What will success look like for each project? How will they know that they are on the mark?

5. How will we check in around the task?

6. What authority and responsibility do I need to provide to them to be successful with the task?

7. What are the lessons learned from taking on the task?

8. With what I have delegated, what space does that free up?

What other questions will you want to keep in mind as you think about delegation?
