Appreciations can range from:
  • Taking stock about the things that are working can be important
  • Saying thank you to others in your work of life on a regular basis
  • Making a practice of taking stock at the end of the day three things you are grateful for. This exercise which comes from positive psychology has been shown to have positive impact.

​This week’s Flashback Friday takes us back to the 2017 series entitled “Leadership Practices”. Given that this time of year often involves planning, I wanted to take us back to our focus on feedback.

Here’s what I wrote in Teams365 #1296: 

Leadership Practice – Feedback

One of the areas many team leaders struggle with is providing feedback. Sometimes feedback has not been well modeled to us, or we may not operate in a feedback culture. Creating the context of regular feedback  - both positive and constructive – can be an important shift in changing the way people work and interact. When feedback is sparse we may inadvertently create a culture where team members move below the radar line, and people are afraid to take risks. When we create a culture where feedback is offered on a regular basis – both positively and constructively – we are often able to take more risks and try things out in an iterative fashion.

Several keys for providing feedback include:

Make feedback regular. In moving to a feedback culture we want to make sure that we are providing feedback to our team members in both positive and constructive ways. Poor performance, or performance that is not meeting the mark should not be a surprise at formal performance evaluation moments.

Leaders alone may not be the only ones providing feedback. Building the capacity within our team to provide peer feedback can support a shift to an overall feedback culture. In building the capacity within team members to provide feedback we want to make sure that we train people in providing feedback. It can be useful to start with comments like “ I see one of your strengths as…..” or “I appreciate it when you….”. Constructive feedback from the perspective of “one thing you might want to try is…..” or “one are you may want to focus on is….”.

Be sure that in providing feedback you are speaking to observable behaviors not personality issues. A major trap in feedback is that we attribute poor performance not to things we see, but to heresay or assumptions.  It is important to provide feedback on things we have seen ourselves.

Practice giving feedback in authentic ways. When feedback cultures are not established it can feel awkward to provide feedback and it may not be modeled in different voices. Providing team members with the opportunity to provide feedback using a framework mentioned in the last point, may start to build the muscle and confidence around feedback, along with a common framework with different voices.

As you go about thinking of your most important questions, ask yourself the 5 W's + H.
  1. Who?
  2. What?
  3. Where?
  4. When?
  5. Why?
  6. How?

To expand your thinking this week, consider asking yourself questions along the lines of…
  • Who is important?
  • What is the one thing that might work best for you?
  • What are the elements that could distract/detract?
  • When do you want to focus more?
  • Where do you need to look?
  • What do you need to embrace?
  • Where do you need to let go?

#TEAMS365 #2025 - Digital Detox

​As a business owner I am regularly thinking about systems and processes for the business. In structuring the way I work here at Potentials Realized, I’ve been intentional since the start of the business to earmark the summer months for extended periods of work in my remote northern office. Early on in the business this included a series of short long weekends, and now fifteen years later includes a five to six week block of time. I have found that as the pace of business has increased, these blocks of time have become even more important for focus and recharging.
​
The nice thing about working remote this that it also provides more of an opportunity to undertake some “digital detox”. This involves:
  • Shorter, and more focused, periods of being online (helped by a much slower connection speed!)
  • Changing my work schedule so that I check emails at the start of the day and towards the end of a regular workday
  • Letting people know that for a certain period of the year, I am working even more remote and won’t be as available (this is key for managing expectations)

While some readers might think – I couldn’t do that – I have come to realize that “I simply CANNOT not do this!”. It’s critical for my own productivity and also satisfaction with my work.

#TEAMS365 #2024 – Simplification

This week’s theme is emerging to be “simplification”. In yesterday’s post I shared several strategies to simplify your virtual conversations.

Simplification is also a useful strategy in a context where disruption, change and distraction is prevalent. The cost of these things on productivity, and cognitive load is high.

Simplification in work can look like  a number of things. Consider the work of Jane a project manager.  To her simplification might include:
  • Dedicating blocks of the day (i.e. the first few hours of each day or all day Tuesday) to certain projects and/or tasks
  • Delegating tasks that are not essential during critical phases of the project
  • Creating a series of templates for reporting and/or tasks which need reporting regularly
  • Batching other “unlike” tasks to certain times of the day when she can move quickly from task to task, without feeling like it is getting in the way of deeper work

Other team members might include these items on their list of simplification:
  • Unsubscribing from lists that are not of interest anymore
  • Dedicating certain blocks of time to social media
  • Dedicating a certain day of the week to a focus on certain tasks – i.e. professional development or networking

During times of change, consistency also plays an important role. This can include consistency of message, consistency of touchpoints, and consistency of focus.

Consistency of message can include reinforcing key messages in several channels - so sharing something in a team meeting, then following up a day or two later with an email, and also reinforcing in a 1-1 conversation.

Consistency of touchpoints can involve letting people know that each month you’ll be scheduling a 1-1 with them for 30 minutes. This can help to get people into the regular routine of meeting and noting their key issues of discussion.

Consistency of focus is not always easy to achieve. This might involve helping the team focus in on certain key tasks, while minimizing others until the bigger projects are completed. It could also involve dedicating certain team members to certain projects, and having other team members focus on a different, unrelated task.

​This week’s Effective Virtual Conversation Tip is something I say regularly to the coaches and facilitators I work with in train-the-trainer programs. Simply put it’s “Keep it simple. The complexity is with the group.”.

Keeping things simple in the virtual space might involve things such as:
  • Making sure our questions are crisp and clear
  • Only asking one question at a time
  • Asking the group to discuss only one question at a time
  • Making sure we allocate enough time
  • Focusing only on one theme or focus area each call
  • Simplifying instructions
  • Leaving space and time for questions that might emerge
  • Using a graphic instead of a lot of text
  • Using a metaphor to describe something more complex
  • Being sure to reinforce what we are saying with something written

This week I reach back to the topic of Delegation. One area which is critical for focus is being able to identify tasks to delegate, and when delegating how to support the process.

For this week’s Flashback Friday, we explore Teams365 #391 which has links to other areas.

Here’s what I wrote:

One area both new and experienced team leaders struggle with is in the area of Delegation. How do you find delegation as a skill set and practice yourself?

If you are one of the many leaders who struggle with this area then this week's focus on delegation is for you. You may already find yourself with way too many things on your plate, and not enough time to do it.

To get a handle on what might be "delegation material" schedule the following 10-15 minute activity:

1. Pull out your current to do list, along with your accountabilities for the next quarter.
2. With these in mind, take a look at the current key priorities. These may be shaped by KPIs (Key Performance Indicators), Team Goals or any other Organizational Goals which are priority this quarter (or year).
3. What are the tasks that only you can accomplish?
4. What are the tasks that you need to be involved with, but can be supported by others?
5. What are the tasks that you really need support from others to accomplish (i.e specialized skills may be needed, due to complexity etc)?
6. What are the tasks on your list that really need to be completely handed off - who can do them? What support and direction do they need?
7. With these items off your plate, how much more time will you have? 

Once you have gotten a line of sight on the tasks which need to be handed off, we can then start exploring how to do this. We'll be looking at tips for that this week, and you may also want to refer back to other posts I've written on delegation namely
